Customer Success QBR

A QBR is not a product demo or a support recap. It is a business conversation that proves the value you delivered, aligns on the customer's goals, and opens the door to expansion and renewal. Run badly - usage stats to a champion-only room - it trains the customer that QBRs are skippable, and the renewal conversation starts cold at day 90. Run well, it is the single best retention tool you have.

Operating procedure

Follow the steps in order: the room decides whether the meeting matters, the pre-work decides whether you have anything to say, and the value section must land before any expansion ask is credible.

Step 1: Gather inputs

Collect these before building anything. Where a number is unverified, label it a guess and confirm it with the champion before the meeting.

1. The customer's stated goals from last quarter, in their exact words (from the prior QBR notes or kickoff doc). If none exist, the first agenda item becomes setting them.
2. Contract facts: ARR, renewal date, products owned, seats licensed vs. active.
3. Usage data mapped to business outcomes: hours saved, revenue influenced, cost avoided, risk reduced - validated with the champion, not asserted.
4. Health inputs: adoption depth and breadth, executive engagement in the last quarter, support ticket volume and sentiment, escalation history.
5. Attendee list with titles. Identify the economic buyer and executive sponsor explicitly.

Step 2: Get the right room or escalate

A QBR with only your champion is a status call. Require the economic buyer or executive sponsor - the people who renew and expand. If they decline twice in a row, treat the absence itself as a churn signal: log it in the health score (executive engagement goes red) and escalate internally. Do not run the full QBR format for a champion-only room; downgrade it to a working session and rebook the executive review.

Step 3: Score account health before the meeting

Build the score from leading indicators, not lagging ones. Weight four components:

• Product adoption depth and breadth - 30%. Green: >70% of licensed seats active monthly and ≥2 core workflows in weekly use. Red: <40% seat activation or single-feature usage.
• Outcome attainment vs. stated goals - 30%. Green: on track against the customer's own success metrics. Red: no agreed metrics, or metrics regressing.
• Executive engagement and champion strength - 25%. Green: exec sponsor attended a touchpoint this quarter and the champion is gaining influence. Red: champion departed, went silent, or execs skip two consecutive QBRs.
• Support sentiment and escalation history - 15%. Green: no open Sev-1s, CSAT ≥ 4/5. Red: unresolved escalation or declining CSAT trend.

Score 0-100. Green ≥ 80, yellow 60-79, red < 60. Any red component caps the account at yellow regardless of total. Use the score to set cadence and to flag at-risk accounts a full quarter before they would churn - a red flag raised at renewal time is a postmortem, not a save.

Step 4: Run the five-part agenda

1. Recap of goals, in their words. Open with the objectives the customer set last quarter, in their language. This reframes the meeting around their success, not your software. Budget 5 minutes.
2. Value delivered, quantified. The heart of the QBR - spend a third of the meeting here. Translate usage into their business metrics, using their numbers validated with them. This is the evidence base for a renewal that is still six months away.
3. Health and adoption. Where adoption is strong, where it lags, and 2-3 specific recommendations to deepen underutilized features. Be honest about blockers and co-own the fix plan.
4. Roadmap and asks. Preview only what matters to them; solicit their priorities so they feel heard in product direction. Cap at 10 minutes - a roadmap-heavy QBR is the number-one format failure.
5. Expansion and renewal. When value is demonstrated, the ask is natural, not pushy. Frame expansion as the next stage of their outcome, not an upsell. Surface renewal timing no later than two quarters out so there are no surprises.

Step 5: Close with owners and dates

Every QBR ends with 3-5 next steps, each with a named owner (theirs and yours) and a date. Send the recap within 24 hours. A QBR without written follow-ups did not happen.

Cadence and segmentation

• High-value accounts (top revenue tier, typically top 10-20% of ARR): true quarterly QBRs with executives present.
• Mid-market: semi-annual, lighter format.
• Long-tail: digital, one-to-many programs - never live QBRs; the economics do not support them.
• Any account that drops to red: pull the next QBR forward and add an executive escalation regardless of tier.

Deliverable

Produce a QBR kit: the filled agenda above, a value-delivered slide format that maps usage to customer outcomes in their numbers, the four-component health-score definition with the account's current score, and an expansion-conversation script anchored on the customer's stated goals with renewal timing named.

Do NOT

• Do not lead with the product roadmap - it recasts the meeting as your agenda, and executives stop attending.
• Do not report usage without translating it to business value; vanity stats prove effort, not outcomes, and outcomes are what renew.
• Do not surface renewal only at renewal time; the QBR six months out is where the renewal is actually won.
• Do not run the executive format for a champion-only room; it burns the format's credibility. Downgrade and rebook.
• Do not build the health score from lagging indicators (renewal history, past NPS) - by the time they move, the account is already lost.
• Do not end without written next steps, owners, and dates.

Quality bar

Before the QBR ships, check:

• Every value claim uses the customer's metric and was validated with the champion - no unverified numbers presented to an executive.
• The economic buyer or executive sponsor is confirmed, or the absence is logged as a health-score event and escalated.
• The health score shows all four components with the red-caps-at-yellow rule applied.
• Renewal timing is stated explicitly if the renewal is within two quarters.
• The recap with owners and dates is drafted before the meeting ends.
