SkillMedev Freelance Positioning
A generalist freelancer competes on price against everyone; a positioned freelancer competes on relevance against almost no one. The costly mistake this skill prevents is staying broad out of fear: "I don't want to turn away work" keeps rates pinned at commodity levels because no client pays a premium for interchangeable. Worked example throughout the pack: Maya, a freelance brand designer, currently earning $6,000 a month on hourly work at $75/hr, moving to productized retainers.
Operating procedure
Follow the steps in order. The niche grid must come before the statement, and the statement before the portfolio audit, because each step is the raw material for the next.
Step 1: Collect the inputs
Gather these from the freelancer. If an answer is a guess, label it a guess and move on.
- Last 10-15 paid projects: client type, problem solved, fee, and how enjoyable/repeatable it was.
- The 2-3 projects with the best results the freelancer can prove (metrics, testimonials, before/after).
- Industries the freelancer has genuine exposure to (worked in, sold to, or has a network in).
- Current income and rate (Maya: $6,000/month at $75/hr).
Step 2: Run the riches-in-niches grid (vertical x problem x outcome)
Build a three-column grid and generate candidate niches as combinations:
- Vertical: a buyer group with money and a way to reach them (DTC food and beverage brands, B2B SaaS founders, boutique law firms). "Small businesses" is not a vertical.
- Problem: the expensive, recurring pain the freelancer already solves. Must be a problem the buyer already knows they have.
- Outcome: the business result the buyer would pay for, stated in the buyer's words, not the craft's ("launch-ready brand system", not "logo and style guide").
Score each candidate combination 1-5 on four axes: proof (can the freelancer point to past work here?), access (can they reach these buyers?), budget (do these buyers pay professional rates?), repeatability (does the work productize?). Pick the highest total. A candidate scoring under 3 on proof or budget is out regardless of total - passion without proof or buyers without budget both fail.
Maya's winning combination: DTC food and beverage brands (vertical) x scattered, inconsistent visuals across packaging, social, and web (problem) x a launch-ready brand system so every channel looks like one company (outcome). She had three past clients in the space, two with strong before/after results.
Step 3: Write the positioning statement
Use this formula, one sentence, no jargon:
I help [VERTICAL] who struggle with [PROBLEM] get [OUTCOME], through [NAMED SERVICE or METHOD].
Maya's: "I help DTC food and beverage brands who struggle with scattered, inconsistent visuals get a launch-ready brand system - so packaging, social, and web all look like one company - through a fixed-scope brand retainer."
Test the statement against three checks:
- The referral test: could a past client repeat it accurately at a dinner party?
- The exclusion test: does it clearly NOT apply to some buyers? A statement that excludes no one positions no one.
- The premium test: does the outcome justify rates above the freelancer's current effective rate? (Maya's target after productizing is $136/hr effective - the statement must support that, and it does, because "launch-ready brand system" is a business outcome, not hours.)
Step 4: Align portfolio proof
Positioning without proof is a claim; proof without positioning is noise. Audit the portfolio:
- Promote: move the 2-3 projects matching the niche to the top, rewritten as problem → work → measurable outcome case studies.
- Demote or cut: work outside the niche goes below the fold or off the site entirely. Off-niche work on page one silently re-broadens the positioning.
- Fill gaps: if the niche has fewer than 2 proof pieces, do one anchor project at a modest fee specifically to generate the case study - a deliberate investment, not a discount habit.
Maya promoted her three food-and-beverage projects, rewrote each as a case study ("packaging refresh lifted shelf-test preference 22 percent"), and moved her one-off wedding invitations and real-estate flyers off the site.
Concrete thresholds
- Minimum viable niche: at least 2 provable past results in it, or commit to one anchor project to create them.
- Vertical size sanity check: the freelancer should be able to name 50+ reachable target companies; if they cannot, the niche is too narrow or access is missing.
- Commit window: hold the niche for at least 6 months before judging it. Positioning compounds through referrals and repeat recognition; switching quarterly resets the clock to zero.
- Off-niche work during transition: capped at 50 percent of revenue, trending down each quarter. Bills must be paid, but every off-niche project should be invisible in public positioning.
Deliverable
A one-page positioning document containing: the scored niche grid, the final positioning statement, the three test results (referral, exclusion, premium), and the portfolio action list (promote / demote / fill). This document is the input to productized-service-designer.
Do NOT
- Do not niche by craft alone ("I do logos"). Craft niches commoditize; vertical-x-problem niches command premiums because the buyer hears their own situation.
- Do not pick a vertical with no budget signal just because the freelancer likes it. Passion niches with broke buyers produce positioned poverty.
- Do not keep off-niche work visible in the public portfolio "to look versatile". Versatile reads as interchangeable.
- Do not skip the exclusion test. If the statement could belong to any freelancer in the field, it is a tagline, not positioning.
- Do not treat positioning as permanent at first draft - but change it deliberately at review points, never reactively after one slow month.
Quality bar
The finished positioning passes when: the statement fits the formula in one sentence; it names a vertical a stranger could list companies in; the outcome is in buyer language; at least 2 portfolio pieces prove it; and it survives all three tests. If any check fails, return to the grid.
