A webinar is a funnel, not an event - registrations, show-ups, stay-to-pitch, conversions, and replay recoveries are five separate stages that each leak independently, and treating "run a webinar" as one task is why most webinars break even at best. The costly mistake this skill prevents is optimizing the presentation while ignoring the arithmetic around it: a brilliant webinar with a 20 percent show-up rate and no replay sequence loses to a decent webinar with 45 percent show-up and a disciplined follow-up week, every time.

Work one example business throughout: a B2B course creator selling a $1,500 program, driving 1,000 registrations per webinar cycle.

Operating procedure

Build in funnel order - registration promise first, because every downstream email and the webinar's own opening must pay off the exact promise that earned the registration. A funnel whose registration page promises one thing and whose webinar teaches another leaks at every later stage.

Step 1: Write the registration page promise

The registration page sells the webinar, not the product. One specific, outcome-shaped promise: what the attendee will be able to do after the hour, stated with the same specificity as a good headline ("How to cut your proposal-writing time from two days to two hours - live teardown included"), plus the three things they'll learn (each a curiosity gap, not a table of contents), the time/date with timezone, and social proof if real. Registration friction stays minimal: name and email only - every extra field costs registrations, and qualification happens later in the sequence. For deeper page-level conversion work, route to landing-page-copy; the promise itself must be authored here because the whole funnel inherits it.

Step 2: Build the reminder sequence - the show-up-rate machine

Registration-to-show-up runs 35-45 percent when the reminder sequence is done well, and 15-25 percent when it isn't - this sequence is the highest-leverage set of emails in the funnel. The timing that earns the top of the range:

1. Instant confirmation - deliver the calendar file (.ics) in this email; a calendar entry is the single strongest show-up predictor. Restate the promise, add one "come prepared" micro-task.
2. Day-before email - re-sell the promise with one new proof point or teaser ("I'll show the exact template on slide 12"). Not "just a reminder" - a reason to care again.
3. Morning-of email (for afternoon webinars) - short, logistical, link prominent.
4. 1-hour-before email - subject line carries urgency ("We're live in an hour"), body is two sentences and the link.
5. We're-live email at start time - "doors open, we're starting" - catches the largest single block of joiners; many attendees decide in that minute.

Optional SMS at 1-hour-before where consented; it outperforms email for the final nudge.

Step 3: Structure the webinar - teach 70, offer 30

For a 60-minute webinar: 40-42 minutes of teaching, 18-20 minutes of offer and Q&A. The teach segment must be genuinely complete - attendees who feel taught trust the pitch; attendees who smell a long ad leave before it. Structure: a 3-minute open that re-states the registration promise and tells attendees exactly what they'll have by the end (and that there's something for those who stay - seeds the offer without hiding it); three teaching blocks that each deliver a usable insight; then the pivot.

The pivot script - the 60 seconds that decides whether the offer feels earned or gross:

"Everything I've shown you today, you can do yourself - and if you take
just this and run, you'll be ahead of most people. [Genuine, not rhetorical.]
What I can't do in an hour is [FILL: the gap - implementation, feedback,
templates, community]. That's exactly what [FILL: program] exists for.
So with your permission, I'd like to take ten minutes and show you what's
inside - and if it's not for you, you've still got everything from the
last forty minutes. Fair?"

The pivot works because it is honest about the boundary between the free teaching and the paid offer, asks permission, and reaffirms the free value's completeness. Never pivot with a false scarcity jolt or a "but wait" tone-shift - attendees forgive being sold to; they don't forgive being tricked.

The offer segment: the program, who it's for and not for, the price said plainly and once, a webinar-only incentive (bonus or price that genuinely expires - see Step 4), and Q&A that answers real objections. Attend-to-purchase for a well-run webinar with a mid-ticket offer ($500-$2,000) benchmarks at 2-5 percent of attendees.

Step 4: Set the replay window and urgency rules

Replay recovers a large share of total conversions - commonly 30-50 percent of purchases come after the live event - so the replay sequence is not an afterthought. The rules:

• Replay window: 72 hours. Short enough to be a real deadline, long enough to span a weekend viewer. An evergreen never-expiring replay trains the list that deadlines are fake.
• Urgency must be true. Whatever expires with the window - the bonus, the webinar price, the enrollment cohort - actually expires. One fake deadline poisons every future launch to the same list; this is the funnel's cardinal integrity rule.
• Replay page carries timestamps ("pitch/offer details at 42:00" - hiding it costs more trust than it saves) and the same deadline clock as the emails.

Step 5: Build the post-webinar sequence

Two branches, both ending at the same true deadline:

Non-attendees (55-65 percent of registrants): (1) replay link within 2 hours of the live end - "sorry we missed you, here's the recording, available 72 hours"; (2) next-day email leading with the single best teaching insight as proof of value, replay link again; (3) final-hours email on deadline day - deadline-forward, one sentence of recap, the link.

Attendees who didn't buy: (1) same-day thank-you with the promised resources/slides and a soft offer restate; (2) day-after objection email - answer the top question from live Q&A for everyone, because one asked it and fifty thought it; (3) final-hours email - deadline plus the strongest proof point (a testimonial with a number; source one via testimonial-capture-interview). Buyers exit the sequence instantly - a purchase-suppression check on every send.

After the deadline passes, survivors flow into the regular nurture list - route the design of that ongoing sequence to email-drip-builder; this skill's sequence ends at the deadline.

Step 6: Instrument the funnel and read it against benchmarks

Track every stage from day one; a funnel you can't measure can't be fixed. Read results against the table below, fix the worst-performing stage first, and change one stage per cycle so cause stays attributable.

Inputs to collect

• The offer: product, price, and what can truly expire with the replay window (required - no true-scarcity element means Step 4 must use a bonus, not a fake price deadline).
• Audience source and expected registration volume (default for modeling: 1,000 registrants - label as placeholder).
• Webinar length and platform, live vs. evergreen intent (this skill's timings assume live; evergreen adaptations noted where they differ).
• Email platform capabilities: timing automation, purchase suppression, SMS consent.
• Presenter's realistic teach-content inventory - enough for 40 minutes of genuine teaching, or the 70/30 split fails at the source.

Label any assumed number - list quality, price tolerance - as an assumption.

Funnel-metrics table - benchmark ranges

For the worked example (1,000 registrants, $1,500 offer):

Ranges are typical practitioner benchmarks for mid-ticket B2B/creator offers; treat them as diagnostic bands, not guarantees, and replace them with your own trailing averages after two cycles.

Deliverable

A complete funnel specification: the registration page promise block, the five-email reminder sequence with exact timings, the webinar run-of-show with the 70/30 split and the filled pivot script, the replay window and true-urgency rules, both post-webinar branches with purchase suppression, and the instrumented metrics table pre-filled with benchmark bands for the user's volumes.

Do NOT

• Do NOT fake urgency. A "deadline" that quietly extends teaches the entire list to ignore every future deadline; this single sin degrades all subsequent launches.
• Do NOT pitch before minute 35-40 of a 60-minute webinar or let teaching shrink below ~70 percent. Early pitching collapses stay-to-pitch, and the leak upstream drowns any gain downstream.
• Do NOT send "just a reminder" reminder emails. Each reminder re-sells the promise with something new; logistics-only emails get skipped and show-up pays the price.
• Do NOT skip the calendar file in the confirmation email. It is the cheapest show-up-rate point in the whole funnel.
• Do NOT hide the pitch's existence. Seeding the offer in the open ("those who stay get X") outperforms ambush pitching on both conversion and trust.
• Do NOT keep emailing buyers the deadline sequence. Purchase suppression on every send; a buyer receiving "last chance to buy" cancels.
• Do NOT change more than one funnel stage per cycle. Multi-variable changes make the metrics table unreadable.

Quality bar

• Every stage of the metrics table has a tracking mechanism named before launch.
• The registration promise, webinar opening, and offer describe the same outcome in the same vocabulary.
• Reminder sequence hits all five sends with the calendar file in send one.
• Teach content stands alone as valuable if the offer segment were deleted.
• The pivot script is filled, honest about the free/paid boundary, and asks permission.
• Whatever the deadline claims expires, verifiably expires.
• Both post-webinar branches exist, end at the same deadline, and suppress buyers.
