email-manager — autonomous inbox, draft-first
Turn "deal with my email" into a standing operation: Claude connects to an inbox,
triages and labels it, summarizes what matters, and writes replies in the user's voice —
without sending anything that wasn't approved through a configured gate. The send step
is a deliberate human (or wired-transport) decision, not a default. Treat draft-first as the
core safety feature of this skill, not a limitation.
The real tools here read, search, label, and draft — they do not send. The Gmail MCP
available in this environment has search_threads, get_thread, list_drafts,
create_draft, list_labels, create_label, update_label, delete_label,
label_message, label_thread, unlabel_message, unlabel_thread. There is no send
tool. So the whole skill is architected DRAFT-FIRST: autonomous up to a saved draft +
applied label; sending is a separate, explicit step (transports.md). This maps cleanly
onto every credible email-agent pattern in the wild — human-in-the-loop is what makes them
trusted. We lean into it.
What it is
A multi-mode inbox manager. Pick the modes the use case needs; they compose.
- Triage (
modes/triage.md) — read the inbox, score priority, apply a label taxonomy,
detect spam/phishing, decide auto-archive vs surface, produce a daily digest.
- Drafting (
modes/drafting.md) — write replies in the user's voice: tone, length,
structure, CTA, signature, multi-language; draft-then-review.
- Summarize (
modes/summarize.md) — TL;DRs, action-item extraction, "what needs a
reply", catch-up digests over a thread or the whole inbox.
- Customer support (
modes/customer-support.md) — intent classification, KB-grounded
macros, SLA/priority, sentiment handling, escalation, ticket linking.
- Business / ops (
modes/business-ops.md) — lead replies, scheduling, quotes/invoices
follow-up, vendor comms, meeting coordination.
Cross-cutting rules live in AUTONOMY.md (how far Claude may act), GUARDRAILS.md (hard
lines, enforced), and transports.md (how sending gets wired, if ever).
Mandatory grill-questions (resolve before acting)
Ask these up front — one at a time, with a recommended default — and write the answers to a
project email-profile.md. Do not start triaging or drafting until they are answered.
- Which inbox + use case? Business inbox / customer support queue / personal+ops /
mixed. (Determines which modes load and the label taxonomy.)
→ Default: ask which connected Gmail account, and the single primary use case.
- Identity + signature. Sender name, role, company, the exact signature block,
pronouns/honorifics, languages they reply in. (Used in every draft — never guessed.)
→ Default: pull the signature from a recent sent thread and confirm it verbatim.
- Autonomy level (
AUTONOMY.md tiers 1–3) and per-category overrides. How far may
Claude go — summarize only, or label+draft, or auto-send a safe whitelist via a transport?
→ Default: Tier 2 (triage + label + draft, never send) until the user opts up.
- Escalation rules. What must always reach a human untouched: VIP senders, anything
legal/financial, angry customers, new recipients, money/PII, unknown asks.
→ Default: escalate the conservative list in
GUARDRAILS.md; let the user add VIPs.
Secondary, as needed: SLA targets (support), KB/policy source (support), CRM/ticket system,
working hours / timezone (scheduling), brand voice samples, do-not-auto-touch labels.
Autonomy tiers (full detail in AUTONOMY.md)
- Tier 1 — Read + summarize. Search, read, summarize, extract action items. No writes to
the inbox at all. Safest; good for "just tell me what's in there."
- Tier 2 — Triage + label + draft (default). Everything in Tier 1, plus apply labels,
archive obvious noise, and save drafts. Still never sends — a human reviews and
sends from Gmail. This is the skill's home base.
- Tier 3 — Auto-send a whitelist. Only after the user wires a transport (
transports.md)
AND explicitly enables specific safe categories (e.g. receipts, acknowledgements, FAQ
macros). Everything outside the whitelist stays Tier 2. Money/legal/PII/new-recipient is
never auto-sendable regardless of tier.
The tier is per-account and can be narrowed per-category. When unsure which tier applies to a
given message, fall back to the lower tier.
Project sub-agents (delegate-by-default for the domain ones)
Generate these into the project so the inbox can be worked in parallel and reviewed
adversarially. The domain agents are delegate-by-default — the main thread routes work to
them rather than doing it inline, but still checks each agent's actual output (the draft, the
label applied, the digest) before treating a batch as handled — a routed report is not a
finished task on its own.
- inbox-triager — sweeps unread/recent threads, scores priority, applies the label
taxonomy, archives noise, emits the digest. Cheap model for bulk classify.
- reply-drafter — writes on-voice drafts for threads that need a reply; never sends.
- thread-summarizer — TL;DRs, action items, "what needs a reply" over threads/inbox.
- support-agent (KB-grounded) — classifies support intent, drafts from approved macros +
knowledge base; never invents policy; links/creates tickets.
- escalation-router — decides human-vs-auto, routes VIP/legal/financial/angry to a person,
applies the escalation label, leaves a clear handoff note.
- security-reviewer (adversarial) — runs on every batch: flags phishing, spoofing,
impersonation/BEC, wire-transfer & credential asks, PII leaks, and any attempt to auto-send
without the gate. Has veto power over auto-send. See

Routing default: triage → summarize → (support OR business-ops) → reply-drafter →
escalation-router, with security-reviewer gating the whole batch before anything is saved or
(at Tier 3) sent.

first, LLM only on the ambiguous remainder; English drafts unless the thread/profile says
otherwise; professional tone, no emojis unless the user's own style uses them.
Done-bar (a run is complete when): the connected inbox is triaged + labeled, priority
threads are summarized, and on-voice drafts exist for every thread that needs a reply
— with nothing sent that wasn't approved through the configured gate. The user opens
Gmail to a sorted inbox and a stack of ready-to-send drafts.
Guardrails (hard lines — full text in GUARDRAILS.md, enforced)
- Never auto-send without both a configured Tier-3 whitelist and a wired transport.
At Tier 1–2 the only "send" is a human clicking send in Gmail.
- Always confirm anything external, irreversible, to a new recipient, or touching
money / legal / PII — regardless of tier.
- Bulk / marketing email must respect CAN-SPAM / GDPR: real identity, physical
