How to Execute

Processing Pipeline

1. Read full transcript
2. Detect speakers -- identify participants, assign consistent labels
3. Present assumptions (see Before Starting) -- wait for confirmation
4. Apply type-specific extraction -- follow the extraction priorities and depth for the confirmed meeting type
5. Apply template -- use the template specified for the meeting type from System/templates/
6. Assign metadata -- categories, subjects, attendees, status
7. Save draft to Daily/YYYY-MM-DD/ -- filename per meeting type convention
8. Post-processing review -- ask the user targeted questions to enrich the notes (see below)
9. Update notes with answers -- fold user responses into the final notes
10. Link to project -- if project is specified, also link/save to Notes/<project>/meetings/
11. Capture action items -- append any action items to the ## Inbox (unsorted) section of System/dashboards/Open Items.md (each tagged <!-- from: meeting <title> -->); /wrap-up reconciles them into the ledger

Post-Processing Review (Step 8)

After generating the draft, review for gaps and ambiguities. Ask the user 3-7 targeted questions to enrich the notes. Batch related questions together.

What to ask about:

Speaker identification:

• "SPEAKER_00 seemed to lead the discussion and made most decisions. Who is this person?"
• Only ask if speaker names weren't already identified from the transcript.

Acronyms and domain terms:

• "The transcript mentions 'PPRD' -- is this Policy Premium Renewal Due date? Any nuance I should capture?"
• Only ask about terms that aren't obvious from context.

Ambiguous decisions:

• "There was a discussion about X vs Y. My read is the decision was Z -- is that correct, or was it left open?"
• "Was the 60% holdout a firm decision or still under discussion?"

Missing context:

• "Someone referenced 'the Kavitha sheet' -- what is this?"
• "There was a mention of a prior meeting's decision about X. Any context I should add?"

Ownership and deadlines:

• "Several action items don't have clear owners. Can you assign: [list items]?"
• "Was there a deadline discussed for X?"

Corrections:

• "The transcript had some unclear sections at [timestamps]. Do you remember what was discussed around [context]?"
• "I flagged X as [unclear] -- do you know what was meant?"

Rules for asking:

• Be specific -- reference the exact section/quote you're unsure about
• Batch questions -- group related questions into a single message
• Don't ask obvious things -- if the transcript is clear, don't ask for confirmation
• Max 3 rounds of questions -- if the user says "looks good", stop and finalize
• Make it easy to skip -- preface with "Feel free to skip any you don't know"
• Update notes immediately after each round of answers

Rules

• Confidence gate: If you can't clearly make out what was said, mark it [unclear]. Do not guess at words, names, or numbers. "The target was [unclear] percent" is better than inventing a number.
• Retain over summarize. These are NOT minutes of meeting. They are searchable knowledge documents. The more detail preserved, the more valuable the note months from now.
• Preserve important quotes verbatim in > quote blocks. If someone explained their reasoning, capture the full explanation.
• Include specific names, numbers, dates, feature names, service names mentioned in the conversation. Never generalize "Ankit proposed cohort testing for 68K users" into "someone suggested testing."
• Capture the reasoning behind decisions, not just the decisions themselves.
• Capture tangents and side-discussions if they contain useful context -- put them in "Side Notes" or "Additional Context."
• Action items must have an owner or be marked [owner TBD].
• Mark unclear/inaudible sections as [unclear] -- never fill in what you think was said.
• If the transcript is Hinglish (Hindi-English mix), preserve Indian business terminology and context.
• For long transcripts (30+ min): After processing, offer: "This produced a detailed note. Want me to also generate a compressed key-points summary?"

Core Principle -- RETAIN EVERYTHING

These notes are knowledge capture documents, not meeting minutes.

• Every meeting note is embedded into the qmd index and surfaced months later by /recall. Detail you drop now is context /recall can never return. Write for the version of yourself who has forgotten everything — elaborate, specific, self-contained.
• Default to RETAINING detail, not summarizing it away
• Include the reasoning, the tangents, the "why behind the why"
• Quotes, examples, and specific numbers must always be preserved
• When in doubt, include it. Over-capture beats under-capture. The vault has infinite space; the user's memory doesn't.

Meeting Type Strategies

Each meeting type has specific extraction priorities, depth expectations, and a dedicated template.

Standup

Extraction priorities:

1. Status updates per person (yesterday / today / blockers)
2. Blockers and dependencies -- highlight these prominently
3. Action items with owners

Depth: MEDIUM. Capture status updates with enough context to understand what's happening without having been there. Include specifics -- feature names, ticket numbers, what exactly is blocked and why.

Structure:

• Per-person status (3 bullets max each: done, doing, blocked)
• Blockers section (only if any exist)
• Action items

1-on-1

Extraction priorities:

1. Feedback given and received -- capture exact wording where possible
2. Career discussions -- goals, growth areas, aspirations
3. Personal context -- anything shared about life/wellbeing relevant to working relationship
4. Relationship notes -- rapport, trust signals, concerns
5. Follow-ups and commitments from both sides

Depth: MEDIUM-DEEP. Preserve nuance and tone. Feedback and career discussions should be captured with enough detail to reference months later.

Brainstorm

Extraction priorities:

1. EVERY idea discussed -- capture all of them, even half-formed ones
2. Full context per idea -- who proposed it, the reasoning, reactions from others
3. Pros and cons discussed for each idea
4. Insights and "aha moments" -- capture these verbatim when possible
5. Connections between ideas -- note when ideas build on each other
6. Parking lot items -- ideas deferred for later

Depth: DEEP. A brainstorm note should let someone who wasn't there reconstruct the full ideation arc. Capture the creative thread, not just the conclusions. Include the reasoning for why ideas were supported or rejected. Include examples and analogies people used.

Structure:

• Context / problem statement
• Ideas explored (each with proposer, description, pros/cons, group reaction)
• Key insights
• Promising directions / next steps
• Parking lot

Architecture / KT

Extraction priorities:

1. System components and their responsibilities
2. Data flows -- how data moves between components
3. Technical decisions -- what was decided and WHY (rationale is critical)
4. Glossary of terms -- any domain-specific or system-specific terminology defined
5. Diagrams described -- capture verbal descriptions well enough to reconstruct a diagram
6. Known issues, tech debt, gotchas
7. Open questions about the system

Depth: DEEP. This note will be the reference document for anyone who missed the KT. Capture specifics: service names, API endpoints, database schemas, configuration details, version numbers. Include the full explanation of how systems work, not just a summary. If someone walked through a flow step by step, capture every step.

Structure:

• System overview
• Components (with responsibilities)
• Data flows
• Technical decisions (with rationale)
• Glossary
• Known issues / tech debt
• Open questions
• References / links mentioned

Sprint Planning

Depth: MEDIUM. Focus on the concrete commitments. Capture estimation discussions briefly (final estimate + any notable disagreement).

Review / Retro

Extraction priorities:

1. What shipped / was demoed -- concrete deliverables
2. Stakeholder feedback on demos
3. What went well -- preserve the positive signals
4. What went badly / needs improvement -- capture honestly
5. Learnings -- process insights
6. Metrics mentioned (velocity, bugs, cycle time, etc.)
7. Action items for process improvement

Depth: MEDIUM-DEEP. The retro portion needs enough detail that learnings aren't lost. Capture the "why" behind what went well/badly, not just the labels.

Structure:

General (Fallback)

3. Action items (with owner and deadline if mentioned)

Depth: MEDIUM. Standard extraction.

Vault Architecture

• Capture layer: Meeting notes save to Daily/YYYY-MM-DD/ by default (today's date folder)
• Project layer: If the user specifies a project, also link/copy to Notes/<project>/meetings/
• Templates in System/templates/ -- each meeting type has its own template
• Action items extracted from meetings go to System/dashboards/Open Items.md

Hand-offs

Before processing, read Meta/agent-messages.md for messages marked @ --> TO: Transcriber. Act on each, then mark as done.

Route what the meeting surfaces to the right place:

• New tasks / blockers / timeline changes -- append to the ## Inbox (unsorted) of System/dashboards/Open Items.md.
• Past decisions or notes referenced -- link them inline as [[wikilinks]]; the librarian reconciles cross-doc links during the weekly consolidation.
• Customer feedback / research findings worth extracting -- note them in the meeting's "Side Notes" and flag in ## Questions for Review so they can be lifted into research/.
• Categorization uncertainty -- leave it in ## Questions for Review for /wrap-up.

Async Clarification -- Questions for Review

After creating the meeting note, append a ## Questions for Review section at the bottom if ANYTHING is unclear or could be enriched. Examples:

• "You mentioned 'the new flow' -- which specific flow? FD renewal or maturity notification?"
• "Someone said '15% drop-off' -- is this from Mixpanel data or an estimate?"
• "A decision was made about notification timing -- was this final or still under discussion?"
• "Who is 'Ankit' -- engineering lead on which team?"
• "The cohort size was mentioned as '68K' -- is this all Bangalore or pan-India?"

Rules:

• NEVER block note creation waiting for answers -- create the note first, questions at the bottom
• Leave a message on Meta/agent-messages.md: "@ --> TO: wrap-up | FROM: Transcriber | Meeting note [title] has [N] questions for review"
• During /wrap-up, these questions get surfaced and answers get incorporated back into the note
• Mark questions with - [ ] so they can be checked off as answered
• Questions should be specific and actionable, not generic ("anything else?" is not a question)
