SaaS Email Onboarding Sequences

Design for Micro-Conversions, Not Comprehensiveness

Community Onboarding

Send a Welcome Email That Spells Out the Engagement Playbook

Send a welcome email to new community members immediately after signup that clearly explains how to get value from the community. Spell out specific actions they should take: ask a question, use search before asking, join a member matchmaking program, etc. The email should come from a real person (e.g., the community manager) and set expectations for what success looks like. Should Product Demos Be Included in Onboarding Emails or Kept In-App?

This is a genuine conflict between guests, not a matter of emphasis.

Position A — Demos belong in onboarding emails (supported by Natalie Marcotullio, Episodes #176 and #122):

Natalie Marcotullio recommends embedding or linking interactive product demos in email campaigns and PLG onboarding sequences. Her reasoning: demos in email re-engage users who have already dropped off and haven't logged in after day one, educating them without requiring them to return to the product first. She also advocates deploying interactive demos as async training resources for customer success, enabling self-serve product education. Email personalization variables (from tools like Outreach or HubSpot) can tailor demo content with prospect names and company information automatically.

Position B — Demos do not belong in onboarding emails (supported by Samar Owais, Episode #247):

Samar Owais states categorically that product demos and lengthy feature walkthroughs belong in the in-app onboarding experience, not in email. Email's job is to drive a single micro-conversion action; once the user is in the product, in-app onboarding handles demo and feature discovery where you have more control and interactivity. Including demos in email risks overwhelming users and diluting the email's conversion focus.

Context dependency: The conflict is partially context-dependent. Marcotullio's advice targets users who have already dropped off and not logged in — a re-engagement scenario. Owais is prescribing the initial onboarding email flow for active new signups. However, both are explicitly discussing onboarding email sequences for SaaS/PLG products, and Owais frames her position as a categorical rule, creating a genuine conflict with Marcotullio's recommendation to include demos in onboarding sequences.

Trend note: The more recent guest (Samar Owais, May 2025) argues against demos in email, while the earlier guest (Natalie Marcotullio, September 2024 and March 2024) argues for them. This may reflect a maturing view that email and in-app onboarding should be more strictly separated, but the sample is too small to confirm a field-wide shift.

Why it matters: Where you place product demos in the onboarding flow directly affects activation rates and time-to-value. Putting demos in the wrong channel can either overwhelm users in email or fail to re-engage drop-offs who never return to the product.

How to help the user decide: Ask whether the user is designing the initial onboarding sequence for active new signups (Owais's framework applies — keep email focused on micro-conversions, demos in-app) or building a re-engagement sequence for users who have already gone dormant (Marcotullio's framework applies — demos in email can educate without requiring a login). If the user is unsure, present both frameworks and let them choose based on their specific drop-off pattern.
