(4) How will we reach them? (5) What is our value proposition? (6) How will we expand with customers? (7) How will we measure success? (8) What is our time to value? Start with retention and expansion metrics before optimizing acquisition. When working through the eight GTM questions, prioritize understanding time-to-value and customer expansion (NRR drivers) first. If retention and expansion don't work, no amount of top-of-funnel growth will save the company. Ensure strategic alignment and clear goals before optimizing marketing tactics. Before investing in marketing optimization, confirm the business has clear ownership, defined metrics, regular communication between marketing and leadership, and a shared understanding of business goals. Driving Alignment on Positioning and Messaging Changes

Diagnose positioning problems by listening for specific patterns in sales calls and pipeline data. Weak positioning shows up in predictable ways: (1) Prospects don't understand what you are ("What are you again?"), (2) Prospects misclassify you ("You're just like Salesforce"), (3) Prospects don't see the value ("I get what you do, I just don't get why we'd pay for that"). Quantify the status quo problem using a close-lost audit before proposing messaging changes. Present close-lost findings to sales leadership as a shared problem, not a blame exercise. Frame the opportunity as "we don't have to build as much new pipeline if we fix this closed-loss problem" — this is the sales team's primary motivation. Only after sales agrees that status quo is a material blocker should you move to developing new messaging. Without this alignment, sales will resist messaging changes and revert to old patterns. Frame GTM alignment conversations as business questions, not marketing questions. Rather than calling a meeting a "sales and marketing alignment meeting," call it a "go-to-market meeting" to signal it's about solving a business problem. Ask stakeholders: "Do you think this is important?" and "Can you help me answer these questions so we can understand if all of us would answer the same way?" Use customer research findings to align product, sales, marketing, and leadership on messaging and targeting. Conduct emotional targeting research and share findings — pains, desired outcomes, emotional drivers — with product, sales, customer success, and leadership. The research breaks down silos and makes it easier to get buy-in for messaging changes because everyone is working from the same customer data rather than opinions. Sync weekly with sales/business development to share feedback on how marketing activities are performing within each vertical and feed prospect conversation insights back into content strategy. Position marketing as an intermediary that validates market signals from sales and translates product strategy into sales narratives. Conversely, once product strategy is set, marketing must enable sales to articulate the product vision and roadmap to buyers — not just the current feature set — because buyers increasingly evaluate vendors on their ability to deliver future capabilities. When you establish undeniable market leadership perception (through brand visibility, analyst positioning, etc.), you force competing buyers to acknowledge they're choosing #2 or #3. Pricing Alignment

Convene cross-functional pricing discussions early and regularly. Bring together stakeholders from sales, marketing, product, and finance to discuss pricing. Many teams have never had a coordinated conversation about pricing, which leads to misalignment and poor decisions. Start these conversations early, even without all the answers. To overcome internal sales objections to public pricing, test it selectively and present deal data. Show pricing on your website (at least for base tiers; enterprise can be "custom"). Test showing pricing selectively to inbound prospects first, then measure the impact on close rates and sales cycle length. Present this data to the sales team to build buy-in. Assign a single owner for the website experience, but require explicit buy-in from sales and product before major changes. Designate one owner (typically marketing or product marketing) responsible for the end-to-end website experience. GTM Motion: Product-Led vs. Sales-Led

When advising on GTM motion mix, present both positions to the user and help them evaluate based on their specific context:

• The case for building PLG alongside a sales-led motion: Enterprise SaaS companies that don't build a PLG foundation risk being displaced by competitors with bottom-up adoption when enterprise contracts come up for renewal. • The caution against over-indexing on PLG: Pure PLG acquires many customers but limits relationship-building and customer success engagement. Where Experts Disagree

Disagreement 1: Who should you align with first when driving GTM or positioning change — the CEO or sales leadership?

Why it matters: Choosing the wrong starting point for alignment can kill a repositioning or GTM initiative before it starts. Going to the CEO first without sales buy-in can create top-down mandates that sales ignores. Going to sales first without CEO backing can leave the initiative without organizational authority to stick.

Position A — CEO first (1 supporter)

Sangram Vajre (Episode #299) argues the CEO owns go-to-market by default and has the authority to drive alignment across sales, product, and customer success. He recommends framing the conversation as a business problem for the CEO, then proposing the eight-question GTM exercise as an executive team. He explicitly advises against framing it as a "sales and marketing alignment meeting" — call it a "go-to-market meeting" to signal it's a business problem. Getting CEO buy-in first gives the initiative organizational legitimacy and top-down momentum.

Position B — Sales leadership first (3 supporters)

Dave Gerhardt (Episode #189) explicitly recommends prioritizing alignment with the VP of Sales or sales leader before seeking CEO or product approval when repositioning. He frames the repositioning effort as a service to sales — not a marketing initiative — to ensure adoption and ground the work in real customer conversations.

Jen Allen-Knuth (Episode #308) recommends presenting close-lost audit findings to sales leadership as a shared problem before moving to any messaging changes. Sales agreement that the status quo is a material blocker is the prerequisite for any messaging change initiative.

April Dunford (Episode #309) advises framing positioning problems as a sales productivity issue and using sales call signals and pipeline data to convince sales leadership that positioning work is necessary — implying sales leadership alignment is the critical first step before any other stakeholder.

Support summary: 3 vs 1 in favor of sales-first alignment.

Context dependency: Partially context-dependent. Vajre is speaking about broad GTM operating system alignment across an entire company, while Gerhardt, Allen-Knuth, and Dunford are specifically addressing repositioning or messaging change initiatives. However, all four are addressing the same underlying question of who to align with first when driving GTM change, and the advice genuinely conflicts even within overlapping contexts.

How to use this: When helping a user decide where to start, surface this disagreement explicitly. If the user is driving a company-wide GTM operating system overhaul, Vajre's CEO-first approach may be more applicable. If the user is driving a repositioning or messaging change initiative, the weight of evidence (3 vs 1) favors starting with sales leadership.

Disagreement 2: Should B2B companies build a product-led growth motion alongside or instead of a sales-led motion?

Why it matters: Choosing the wrong GTM motion mix can either leave you vulnerable to bottom-up competitive displacement (too little PLG) or undermine customer relationships and expansion revenue (too much PLG) — both are costly mistakes for B2B SaaS companies.

Position A — Build PLG alongside the sales-led motion (1 supporter)

Natalie Taylor (Episode #162) argues that enterprise SaaS companies should build a PLG foundation in parallel with their sales-led motion. She cites the Figma vs. Envision example as a cautionary tale: companies that don't build PLG foundations get displaced by competitors with bottom-up adoption when enterprise contracts come up for renewal. A free tier fuels the enterprise motion by creating adoption within target accounts before the sales conversation begins.

Position B — Caution on pure PLG (1 supporter)

Anthony Kennada (Episode #145) argues that over-indexing on PLG limits relationship-building and customer success engagement. How to use this: When helping a user evaluate their GTM motion mix, do not present either position as settled. Surface both, then help the user assess: (1) Are they at risk of bottom-up competitive displacement? (2) How critical is consultative customer success to their expansion revenue? The answers should shape which risk they weight more heavily.

What NOT To Do

• Do not frame GTM alignment as a "sales and marketing alignment meeting." This signals it's an internal turf war rather than a business problem, and reduces CEO and leadership engagement. Call it a "go-to-market meeting" instead. (Source: Sangram Vajre, Episode #299)

• Do not propose positioning changes based on opinion. Always lead with concrete performance data (win rates, conversion rates, close-lost patterns) to establish that change is necessary before presenting new positioning.
