Cross-Functional Alignment and Internal Coordination

Launches fail when teams are surprised. Build alignment early and maintain it throughout the process.

• Hold a cross-functional launch kickoff meeting early — not the week before launch. Launch Assets and Production

Anchor your launch on a core asset that forces narrative clarity, then build everything else from it.

• Create a 1–2 minute launch video as your primary anchor asset. Develop this video first, not last. Writing the script forces you to nail your story and messaging in 60–90 seconds. Once the narrative is locked, all other launch assets — email, social, landing page copy, sales enablement — flow from that single source of truth. Use owned channels first, then amplify with creators and events.

Separating Internal and External Launches

Treat launch day as the beginning of the work, not the end.

1. How frequently should you run major product launches?

This is a genuine disagreement with direct implications for how you allocate budget, creative resources, and cross-functional attention.

Position A — Weekly feature launches (Emir Atli, Episode #165): Launch one new product feature every single week and create short-form video content for each. Hire an in-house designer to produce these videos and distribute them across founder and team member profiles, including engineers. Atli's argument: the weekly cadence itself is the signal — it demonstrates product velocity and momentum to prospects, and early customers buy based on that velocity and vision, not feature completeness.

Position B — Monthly launches on a fixed calendar day (Dave Gerhardt, Episodes #133, #134, #198, #214): Establish a fixed monthly launch cadence (e.g., first Tuesday of each month) for product features, announcements, or marketing initiatives. Monthly is frequent enough to create momentum and give sales predictable windows without requiring weekly shipping velocity. Gerhardt recommends front-loading launches early in the month to maximize sales cycle impact, and filling non-product months with marketing-owned launches (books, events, campaigns).

Position C — Monthly plus quarterly major anchor events (Maura Rivera, Episode #301): Structure marketing around a monthly-to-quarterly rhythm: one major quarterly launch anchored to a virtual event (with keynote, product demo, and customer story), plus smaller monthly on-demand launches. The quarterly anchor provides a high-production moment while monthly launches maintain ongoing engagement.

Position D — 1–2 major "lightning strike" moments per year (Kyle Coleman, Episode #198; Jeff Hardison, Episode #335): Plan 1–2 major marketing moments per year (or quarterly for fast-moving companies) where all resources concentrate on a single coordinated initiative. Coleman argues that fewer, bigger moments prevent peanut-butter-spreading budgets and ensure all marketing efforts ladder up to the category vision. Context dependency: Weekly launches (Atli) appear most suited to early-stage startups competing on velocity in crowded markets. The monthly vs. quarterly vs. 1–2/year debate applies more broadly to growth-stage B2B companies and represents genuine disagreement even within similar contexts. Coleman and Hardison's "fewer, bigger" position conflicts directly with Gerhardt's monthly cadence advice regardless of company stage.

Trend note: The most recent episode (335, March 2026) supports fewer major launches per year, while the monthly cadence advice clusters in earlier episodes (133, 134, 198, 214). This may suggest a shift toward consolidating launches into bigger moments rather than maintaining high-frequency cadence, though the sample is small.

What to consider when choosing: How much production capacity do you have? How much does your buyer audience value velocity signals vs. polished narrative moments? How aligned is your sales team to capitalize on frequent launch windows?

2. Should you bundle features into a single launch story or release and announce them individually as they ship?

Early customers buy based on that velocity and vision rather than feature completeness.

Position C — Separate internal release from external marketing launch (Dave Gerhardt, Episode #133): Release features internally to customers or beta groups first, gather real usage data and testimonials, then bundle that evidence into a public marketing launch. This separates the product release from the marketing announcement, allowing the external launch to be grounded in real customer outcomes.

Context dependency: Holly Xiao explicitly frames bundling as an enterprise audience need. Atli's weekly individual releases appear suited to early-stage startups targeting self-serve or developer audiences. However, Natalie Taylor's bundling advice is not explicitly limited to enterprise, creating genuine tension with the individual release approach even for similar audiences.

What to consider when choosing: Who is your primary buyer — enterprise or self-serve? Does your audience value narrative clarity or velocity signals more? Do you have the production capacity to create compelling content for every individual release?

3. Who should control product launch timing — marketing or product?

Context dependency: This is a genuine philosophical disagreement regardless of context. Both positions are trying to solve the same problem — launches landing at commercially suboptimal moments — but through different mechanisms. The joint calendar approach relies on advance planning and cross-functional commitment; the marketing-controls approach relies on marketing having the authority and organizational standing to override product readiness timelines.

What to consider when choosing: How much organizational authority does marketing have relative to product? Is your product team willing to commit to dates set months in advance? Does your sales team have predictable attention windows that marketing can reliably target?

What NOT To Do
