Ad Strategy for Sales-Led Organizations

In sales-led B2B companies, the distance between a prospect first encountering your brand and being ready to request a demo is significant. Running direct response ads — "sign up," "get a demo," "download X" — into that gap wastes budget and generates low-intent leads who are not ready for a sales conversation.

Instead, redirect paid media spend toward high-value content assets such as playbooks, research reports, or guides that help prospects do their jobs better, regardless of whether they ever buy your product. This approach works because it allows prospects to self-select into consideration at their own pace, improving the quality of intent when they do eventually engage with sales. When helping a user plan paid advertising for a sales-led organization:

• Do recommend content assets (playbooks, reports, frameworks) as the primary paid media destination
• Do design those assets to deliver standalone value independent of the product — e.g., a playbook that helps a prospect do their job better whether or not they ever buy from you
• Do frame the goal as letting prospects self-select into consideration at their own pace, rather than capturing immediate conversions
• Don't recommend direct response ad formats (demo requests, free trials, gated lead-gen downloads) as the primary paid strategy when the awareness-to-demo gap is large
• Don't treat low-intent leads generated by direct response ads as a pipeline quality problem to solve downstream — the issue starts at the ad format choice (Source: Taylor Udell, Episode #190)

What NOT To Do

• Do not run direct response ads as the primary paid channel in sales-led organizations. Ads driving prospects directly to demo requests or sign-up pages assume a level of readiness that most top-of-funnel audiences do not have.
