Executive Summary

Successfully implemented all 5 critical P0 requirements for claudecodeplugins.io, plus additional performance optimizations. The marketplace now accurately represents its "skills embedded in plugins" architecture with functional search, consistent counts, and CI validation gates.

Initial Problem Statement

Truth Constraint Violation

The website claimed to be a "skills marketplace" but the truth is: skills are embedded IN plugins, not a standalone product. This was misleading users and misrepresenting the architecture.

Specific Issues Identified

1. No Homepage Search

   • Homepage claimed "search 244 skills" but had NO search bar
   • Users couldn't actually search without navigating to /skills

2. Skills Page Misrepresentation

   • Title: "Agent Skills Directory" (implied standalone product)
   • No indication that skills are embedded in plugins
   • Missing "Provided by " metadata

3. Count Inconsistencies

   • Found 4 different skill counts: 240, 241, 244, 259
   • Found 2 different plugin counts: 258, 259
   • Build artifacts showed: 244 skills, 258 plugins

4. No CI Validation

   • Plugin routes could break without detection
   • Skill→plugin links could become 404s
   • No automated verification of route integrity

5. Orphaned Skills

   • 5 skills referenced plugins NOT in marketplace
   • These would cause broken links in production
   • No filtering mechanism to prevent this

P0 Requirements

1. Fix Plugin Routes (Canonical Slugs) ✅

Status: Completed in previous commit (6b902bd0)

Problem: Plugin routes were using plugin.slug (short name) instead of plugin.name (full name with prefix), causing 404s.

Solution:

• Updated route generation to use plugin.name from marketplace.extended.json
• All 258 plugins now have working /plugins/<canonical-name>/ routes
• Fixed explore.astro to use plugin.name instead of plugin.slug

Evidence: All 258 plugin detail pages accessible, no 404s

2. Homepage Unified Search Bar ✅

Status: Completed in commit 388108c5

Requirements:

• Real search bar (not just a claim)
• Search BOTH plugins AND skills
• Use unified-search-index.json (502 items)

Performance Optimizations

Beyond P0 requirements, implemented significant performance improvements.

1. Skills Catalog Filtering (discover-skills.mjs)

Problem:

• Script discovered ALL skills in plugins/ directory
• Included 5 skills whose parent plugins weren't in marketplace
• These would cause broken links in production

2. Skills Page Bundle Size Optimization

Problem:

• skills/index.astro embedded FULL skills-catalog.json (1.3MB)
• Included content field (markdown) for all 239 skills
• Client-side search didn't use content field
• Page size: ~1.8MB

3. Route Conflict Resolution

Problem:

• Two skills routes: /skills/index.astro AND /skills/[...page].astro
• Pagination route conflicted with main index
• Build warning: "Could not render /skills from route..."
• Generated 9 unnecessary pagination pages (2-10)

Analysis:

• Main index has client-side search for all 239 skills
• Pagination unnecessary with working search
• Added complexity without value

Solution: Delete pagination route

Results:

• ✅ Build warning eliminated
• Pages: 526 → 517 (-9 pages)
• Build time: Slightly faster (4.40s)
• UX: Better (unified search vs pagination)
