TASK-18.1: Philosophy Documentation
Parent: TASK-18 (Principle to Product v3.5.0) Timeline: Week 1 Effort: 2-3 days Priority: Critical (blocks others)
Objective
Create foundational philosophy documentation that establishes Navigator as principle-driven framework, not just feature collection.
Deliverables
1. .agent/philosophy/CONTEXT-EFFICIENCY.md
Purpose: The manifesto - why Navigator exists
Content Structure:
# Context Efficiency: The Core Principle
## The Problem We Discovered
- Context windows fill with irrelevant data
- 70-90% of loaded tokens never used
- AI forgets recent changes
- Forced restarts waste time
## Why This Happens
- Default approach: load everything upfront
- "Just in case" mentality
- No cost visibility until too late
- Tools optimize for convenience, not efficiency
## The Realization
[Vulnerability narrative: personal story of hitting limits]
## The Principle
**Load what you need, when you need it**
Not "everything might be useful"
Not "better safe than sorry"
Strategic loading beats bulk loading.
## How It Works
1. Start with navigator (2k tokens)
2. Navigate to what you need
3. Load on-demand
4. Progressive refinement
## Token Budget Mental Model
[Visualization of 200k token budget allocation]
## Decision Framework
When to load what:
- Always: Navigator
- Current work: Task doc
- As needed: System architecture
- If required: SOPs
## Proof
- 150k → 12k tokens (92% reduction)
- Verified via OpenTelemetry
- Real session data, not estimates
Target Length: ~3-4k tokens Tone: Vulnerability-driven, accessible
2. .agent/philosophy/ANTI-PATTERNS.md
Purpose: Document failure modes people recognize
Content Structure:
# Anti-Patterns: How Context Efficiency Fails
## 1. Upfront Loading
**What it is**: Load all docs at session start
**Why it fails**: 140k unused tokens, overwhelms context
**How to recognize**: Session dies in 5 exchanges
**What to do instead**: Lazy-load via navigator
## 2. Manual Search When Agents Exist
**What it is**: Read 20 files manually with Grep/Read
**Why it fails**: Wastes 80k tokens on full files
**How to recognize**: Long file reading sequences
**What to do instead**: Task agent optimizes (8k tokens)
## 3. Forcing LLMs to Parse Structured Data
**What it is**: "Extract components from this XML"
**Why it fails**: LLMs pattern-match, don't parse
**How to recognize**: Hallucinations, inconsistent results
**What to do instead**: Python preprocesses, LLM decides
## 4. Missing SOPs
**What it is**: Solve problem, don't document solution
**Why it fails**: Knowledge walks out the door
**How to recognize**: Same issues solved repeatedly
**What to do instead**: Create SOP after solving
## 5. Premature Compact
**What it is**: Clear context mid-feature
**Why it fails**: Lose necessary context, start over
**How to recognize**: "Wait, what were we doing?"
**What to do instead**: Compact after sub-tasks only
Target Length: ~2-3k tokens Tone: Direct, recognizable
3. .agent/philosophy/PATTERNS.md
Purpose: Success patterns Navigator proves
Content Structure:
# Success Patterns: Context Efficiency in Practice
## 1. Lazy Loading
**Principle**: Load on-demand, not upfront
**Implementation**: Navigator → Task → System (as needed)
**Proof**: 150k → 12k tokens (92% reduction)
**When to use**: Always
**Proven by**: Navigator doc system
## 2. Direct MCP (Eliminate Middleware)
**Principle**: Connect directly when possible
**Implementation**: Python → MCP (no Claude orchestration)
**Proof**: 20 steps → 1 (95% reduction)
**When to use**: Integrations with MCP servers
**Proven by**: Figma integration (v3.4.0)
## 3. Preprocessing Before LLM
**Principle**: Python for deterministic, LLM for semantic
**Implementation**: Python extracts structure → LLM decides
**Proof**: Reliable parsing vs hallucinations
**When to use**: Structured data extraction
**Proven by**: Figma XML → JSON preprocessing
## 4. Progressive Refinement
**Principle**: Fetch metadata → details on-demand
**Implementation**: Summary first, drill down if needed
**Proof**: 150k → 12k tokens (smart fetching)
**When to use**: Data-heavy operations
**Proven by**: Figma MCP client
## 5. Autonomous Completion
**Principle**: Eliminate deterministic human prompts
**Implementation**: Auto-commit, auto-document, auto-close
**Proof**: Zero "please commit" prompts
**When to use**: Workflow endpoints
**Proven by**: Navigator completion protocol
## 6. Context Markers (Compress Decisions)
**Principle**: Preserve decisions, not raw data
**Implementation**: Git-tracked context save points
**Proof**: 200k → 5k tokens (97.7% compression)
**When to use**: Task switches, breaks, risky changes
**Proven by**: Navigator marker system
Target Length: ~3-4k tokens Tone: Technical, proof-based
Acceptance Criteria
Content Quality
- Vulnerability narrative in CONTEXT-EFFICIENCY.md resonates
- Anti-patterns are recognizable (reader: "I've done this")
- Patterns show proof (metrics, not claims)
- Tone is accessible (not academic)
Technical Accuracy
- All metrics referenced are accurate
- Patterns match actual Navigator implementation
- Anti-patterns are real failure modes (not theoretical)
Completeness
- Each file stands alone (can be read independently)
- Cross-references between files (where relevant)
- Examples from Navigator itself (dogfooding)
Integration
- Navigator index references philosophy docs
- CLAUDE.md links to philosophy
- Ready for DEVELOPMENT-README.md rewrite
Implementation Notes
Writing Guidelines
Use "I" voice in CONTEXT-EFFICIENCY.md
- Personal realization story
- "I kept hitting context limits..."
- "I realized 92% of tokens were unused..."
Use "You" voice in ANTI-PATTERNS.md
- "You load all docs at once..."
- "You recognize this when..."
- Direct, actionable
Use declarative voice in PATTERNS.md
- "This pattern works by..."
- "Proven through..."
- Authoritative, technical
Metrics to Reference
From TASK-06 (verified via session-stats.sh):
- Documentation: 150k → 12k tokens (92% reduction)
- Cache efficiency: 100% (14.8M cached vs 1.4M fresh)
From v3.4.0:
- Orchestration: 20 steps → 1 (95% reduction)
- Time: 15 min → 5 min (75% faster)
- Tokens: 150k → 12k (92% reduction)
From markers:
- Compression: 200k → 5k tokens (97.7%)
Visual Elements (Optional)
Consider adding ASCII diagrams:
Before: Load Everything
[150k tokens] → [AI overwhelmed] → [Session dies]
After: Lazy Load
[Navigator 2k] → [Need X?] → [Load X 5k] → [Work efficiently]
Testing
Internal Review Questions
- Does CONTEXT-EFFICIENCY.md inspire?
- Are anti-patterns recognizable?
- Do patterns feel proven (not theoretical)?
- Is tone consistent with v3.4.0 social posts?
External Validation (3 beta users)
- "What's the main principle here?"
- "Which anti-pattern have you experienced?"
- "Do you understand why Navigator works this way?"
Expected: All 3 can articulate principle in their own words
