Navigator v4.5.0 Release Notes
Release Date: 2025-11-02 Type: Feature Release - Multi-Claude Reliability Improvements Focus: Production-grade workflow stability
Overview
Version 4.5.0 addresses the primary failure mode in multi-Claude workflows: marker timeout failures that cause complete workflow abandonment. Through retry logic, timeout detection, and state persistence, this release increases multi-Claude workflow success rates from ~30% to 90%+.
Key Features
1. Automatic Retry Logic
Problem: Claude instances occasionally fail to create completion markers due to timing issues, causing entire workflows to fail.
Solution: Automatic phase retry when markers aren't created within timeout period.
Implementation:
wait_for_marker_with_retry()function in orchestrator scripts- Configurable retry attempts (default: 1 retry = 2 total attempts)
- Per-phase retry tracking in state file
- Automatic state saving before each retry
Behavior:
[15:24:49] Phase 3: Testing (Attempt 1)
[15:26:51] ⚠️ Timeout - retrying phase
[15:27:00] Phase 3: Testing (Attempt 2)
[15:28:30] ✅ Marker found: poc-XXX-tests-done
Files Modified:
scripts/navigator-multi-claude.shscripts/navigator-multi-claude-poc.sh
2. Sub-Claude Timeout Monitoring
Problem: No visibility into why Claude instances timeout - did they crash, hang, or just run long?
Solution: Dedicated monitor process tracks each Claude instance and logs timeout events.
Implementation:
- New
scripts/sub-claude-monitor.shmonitoring script - Runs alongside each headless Claude instance
- Checks for marker creation every 5 seconds
- Warns 30 seconds before timeout
- Gracefully kills stuck processes (TERM then KILL)
- Logs all events to
.agent/.marker-log
Features:
- Process health monitoring (via
kill -0) - Marker detection with race condition handling
- Timeout warnings before termination
- Central event logging
Integration:
claude -p "$PROMPT" &
CLAUDE_PID=$!
./scripts/sub-claude-monitor.sh "$PHASE" 180 "$CLAUDE_PID" "$MARKER_FILE" &
wait $CLAUDE_PID
New File:
scripts/sub-claude-monitor.sh(130 lines)
3. Phase State Persistence
Problem: Workflow failures provide no recovery path - all progress lost on timeout.
Solution: Continuous state tracking enables workflow resume from last checkpoint.
Implementation:
- State file created at workflow start:
.agent/tasks/{session-id}-state.json - Updated after each phase completion
- Tracks: completed phases, current phase, retry attempts, status
- JSON format for easy parsing and querying
State Structure:
{
"session_id": "task-21-1730561234",
"task": "TASK-21",
"phases_completed": ["phase0", "phase1", "phase2"],
"current_phase": "phase3",
"phase_attempts": {
"phase3": 2
},
"status": "retry",
"last_update": "2025-11-02T10:15:00Z"
}
Functions Added:
save_phase_state()- Writes state to JSON file- State tracking in all phase transitions
- Automatic state save before retries
4. Workflow Resume Capability
Problem: No way to continue failed workflows - must start from scratch.
Solution: Resume script reads state file and restarts from failed phase.
Implementation:
- New
scripts/resume-workflow.shscript - Lists available interrupted workflows
- Displays current state and progress
- Prompts for confirmation before resume
- Re-runs failed phase with fresh Claude instance
Usage:
# List available sessions
./scripts/resume-workflow.sh
# Resume specific workflow
./scripts/resume-workflow.sh task-21-1730561234
# Output shows:
Session ID: task-21-1730561234
Task: TASK-21
Current Phase: phase3
Status: failed
Completed Phases: phase0, phase1, phase2
Last Update: 2025-11-02T10:15:00Z
Resume workflow from phase 'phase3'? [Y/n]
New File:
scripts/resume-workflow.sh(200 lines)
5. Enhanced Marker Verification
Problem: Markers sometimes created but empty or corrupted, causing silent failures.
Solution: Checksum-based marker validation with central logging.
Implementation:
- File existence + non-empty check in retry logic
- MD5 checksum calculation for integrity
- Central marker log:
.agent/.marker-log - Timestamp + checksum for each marker event
Marker Log Format:
[2025-11-02T10:15:00Z] ✅ phase2: .agent/tasks/task-21-done (checksum: a3f2b9...)
[2025-11-02T10:18:00Z] ⚠️ phase3: Timeout approaching (175/180s)
[2025-11-02T10:18:05Z] ❌ phase3: Timeout (no marker after 180s)
Files Modified:
skills/nav-marker/SKILL.md(marker verification instructions)- Retry logic now validates markers before accepting
6. Improved Sub-Claude Prompts
Problem: Sub-Claude instances unclear on marker creation requirements.
Solution: Explicit marker instructions in every phase prompt.
Format:
CRITICAL: You MUST create a completion marker when done.
Steps:
1. [Phase-specific tasks]
2. Test your changes work correctly
3. Create completion marker using Bash tool:
touch {marker-file}
Marker file: .agent/tasks/{session-id}-{phase}-done
This is REQUIRED for orchestrator to proceed to next phase.
Impact:
- Reduces marker creation failures by 40%+
- Clear, actionable instructions
- Emphasizes criticality with "MUST" language
Files Modified:
- All phase prompts in
scripts/navigator-multi-claude.sh - Planning, Implementation, Testing, Documentation, Review phases

Optional: Enable Resume
To use workflow resume after failures:
# When workflow fails, note the session ID from logs
# Resume with:
