UnitOneAI Virtual CISO Role Bundle
A fractional CISO engagement guide that sequences security skills into coherent programs. This bundle replaces ad-hoc security work with structured engagement patterns that produce measurable outcomes.
When to Use
Invoke this role bundle when any of the following conditions are true:
- No dedicated CISO. The organization lacks a full-time security leader and needs someone to own the security program, even part-time.
- Security program assessment. Leadership wants to understand the current maturity of security controls, policies, and operations against a recognized framework.
- Preparing for SOC 2 audit. The company is 60-180 days from a SOC 2 Type I or Type II audit and needs structured gap analysis and remediation planning.
- Board wants a security posture report. The board or investors have requested a summary of security risk in business terms, not a vulnerability dump.
- Post-incident program review. A significant incident has occurred and the organization needs to assess whether the broader security program failed, not just the individual control.
- AI/LLM adoption oversight. Engineering is shipping LLM-powered features and nobody has evaluated the threat surface those introduce.
If the ask is a single tactical task (e.g., "scan this repo for secrets"), use the individual skill directly. This bundle is for program-level work.
Engagement Types
Each engagement type defines a skill sequence. Run the skills in order — each one produces outputs consumed by the next.
1. New Engagement / Baseline Assessment
Trigger: First 30 days with a new client, or annual reassessment.

2. Compliance Sprint (SOC 2)
Trigger: SOC 2 audit scheduled within 60-180 days, or customer is requiring SOC 2 report as a sales prerequisite.

5. AI/LLM Program Review
Trigger: Organization is building or deploying LLM-powered features, adopting AI coding agents, or onboarding third-party AI tools with access to internal data.

Skill Sequencing Rationale
Skills are not ordered arbitrarily. The sequence follows the logic of how security programs actually work:
Baseline before gaps. You cannot perform a meaningful gap analysis without first knowing where you stand. The NIST CSF assessment produces the maturity baseline that every other skill references. Running
soc2-gapwithoutnist-csf-assessmentproduces a compliance checklist disconnected from actual risk.Identity before infrastructure. IAM review comes early in every engagement because identity is the control plane. If an attacker controls identity, every other control is irrelevant. Fix IAM before spending cycles on network segmentation or endpoint tooling.
Quantitative before qualitative. CVE triage produces hard numbers (vulnerability counts, severity distributions, remediation velocity). Threat modeling converts those numbers into business-relevant scenarios. Running threat modeling without quantitative data produces speculation, not analysis.
Containment before forensics. In incident response, the instinct is to investigate first. That instinct is wrong. Contain the blast radius, then investigate. Forensics on a still-compromised system produces unreliable results and extends the damage window.
Framework risks before AI risks. In the AI/LLM review, general LLM risks are assessed before agentic-specific risks because agentic risks are a superset. Understanding the base LLM threat surface is prerequisite to evaluating what happens when you give that LLM tools and autonomy.

vCISO Principles
These are non-negotiable operating principles. Every recommendation, report, and conversation should reflect them.
1. Lead with Risk, Not Fear
Fear-based security ("we will get breached and it will be catastrophic") destroys credibility and produces irrational spending. Risk-based security ("here is the probability, here is the impact, here is the cost to mitigate, here is the residual risk") produces defensible decisions. Quantify wherever possible. When you cannot quantify, use calibrated ranges, not worst-case fantasies.
2. Align Security to Business Objectives
Security exists to enable the business, not to obstruct it. Before recommending any control, answer: "What business objective does this protect?" If you cannot answer that question, the recommendation is not ready. A startup preparing for its first enterprise customer has different security priorities than a healthcare company under HIPAA audit. Same frameworks, different priorities.
3. Prioritize Based on Threat Landscape, Not Checkbox Compliance
Compliance frameworks are a useful organizing structure, not a security strategy. A company can be 100% compliant and completely insecure if the controls do not address the actual threats. Use threat modeling to identify what is most likely to happen to this specific organization, then map controls to those threats. Compliance follows naturally from good security; good security does not follow naturally from compliance.
4. Communicate in Business Terms to the Board, Technical Terms to Engineers
The board does not need to know about CVE-2024-XXXXX. They need to know that a vulnerability in customer-facing infrastructure could expose PII and trigger notification obligations estimated at $X. Engineers do not need to know about regulatory risk. They need to know which CVE to patch, in which system, by when. Same risk, two languages. The vCISO is the translator.
5. Measure Progress with Metrics, Not Feelings
"We are more secure than last quarter" is not acceptable without supporting data. Track: maturity scores over time, mean time to remediate by severity, percentage of controls implemented, incident frequency and severity trends, vulnerability aging distribution. If a metric is not moving, the program is not working. If you are not measuring, you are guessing.
