Overview

Most pitch decks fail at the narrative level before the investor ever evaluates the business. They present facts in the wrong order, lead with context instead of insight, and ask investors to connect dots that the founder should have already connected for them.

The Inevitability Frame is a 5-part narrative structure where each part creates the logical inevitability of the next. When done right, by the time you get to your ask the investor is thinking "obviously this is going to happen — the only question is whether I am in or not."

STOPPING POINT 1 — Tell me about your company

Workflow: Building the Inevitability Frame

After understanding your category, I will guide you through each of the 5 parts.

Part 1 — The World Has Changed

This is your opening insight. Not your company, not the market size — a specific, verifiable shift that happened in the world recently that makes your company both possible and necessary NOW.

STOPPING POINT 2 — What changed to make your company relevant now?

1. A new technology became available — AI, a new API, infrastructure cost drop, new platform
2. A regulation or policy changed — New law, compliance requirement, or deregulation
3. A behavior shift happened — Remote work, social media usage, consumer expectations changed
4. An incumbent created a gap — A major player left a market, raised prices, or stopped serving a segment
5. An economic shift occurred — Inflation, labor costs, supply chain changes, interest rates
6. I am not sure what my "why now" is — Help me find it

Sharpening the World-Change Statement

The world-change statement should be:

• Specific — A named event, a number, a date, a named company
• Recent — Within the last 1-5 years ideally
• Non-obvious — Not something everyone already knows
• Causal — Directly causes your market opportunity to exist

Weak examples (too vague):

• "The market for X has grown significantly"
• "More people are using software than ever"
• "AI is changing everything"

Strong examples (specific, causal):

• "GPT-4 dropped the cost of natural language processing by 1000x in 18 months — tasks that required a $200K/year ML engineer now cost $0.02 per query"
• "The FTC's 2023 ruling banned non-compete agreements in most states — 30 million workers can now change jobs freely, creating a talent liquidity event"
• "Stripe Atlas reduced Delaware incorporation from 6 weeks and $3K in legal fees to 10 minutes and $500 — the barrier to starting a company dropped to nearly zero"

Part 2 — The Problem This Creates

Once the world has changed, name the specific pain that creates or exposes. The more specific and visceral, the better.

STOPPING POINT 3 — Who feels the pain most acutely?

1. A specific job title or role — e.g., "CFOs at Series B companies" or "solo content creators"
2. A specific industry — e.g., "mid-market construction companies" or "independent pharmacies"
3. A specific behavior or workflow — Anyone who does [specific action] regularly
4. A company at a specific growth stage — e.g., "companies scaling from 50 to 500 employees"
5. An underserved demographic — A group that existing solutions ignore

The Problem Statement Formula

[Specific customer] spends [time/money] doing [specific painful thing] 
every [frequency], which causes [specific downstream consequence].

Weak: "Companies struggle with data management" Strong: "CFOs at Series B companies spend 18-22 hours before every board meeting manually reconciling data from Salesforce, QuickBooks, and three internal spreadsheets — and the board still questions the numbers"

The downstream consequence is critical. It is what makes the investor feel the pain is worth solving.

Part 3 — Why Nobody Has Solved It Yet

This is the most skipped and most important part. If the problem is real and painful, investors will ask: why does this not exist already? You need a structural answer.

STOPPING POINT 4 — Why does this gap still exist?

1. The enabling technology just became available — Could not be built before GPT-4, before mobile, before cloud costs dropped
2. Incumbents have perverse incentives — The dominant players make money from the problem existing
3. The market was not big enough until now — A demographic shift, regulatory change, or platform expansion opened it
4. It required human expertise that can now be automated — Previous solution cost $200K/year, now $200/month
5. The problem is too niche for large players but now aggregable — Small segments now reachable via software
6. Distribution locked competitors out — You have access to a channel or relationship that others do not

Part 4 — Why You Can Solve It (Unfair Advantage)

STOPPING POINT 5 — What is your unfair advantage?

1. Domain expertise — I have deep insider knowledge of this industry from years working in it
2. Proprietary data or relationships — I have access to data or people that competitors cannot easily replicate
3. Previous relevant success — I or my team have built something similar before and know what works
4. Technical moat — We built something that would take competitors 12-18 months to replicate
5. Distribution advantage — We have existing access to the customer base (partnerships, community, audience)
6. Network effects already in place — The product gets better as more people use it, and we have early density
7. I am not sure what my unfair advantage is — Help me identify it

Part 5 — Proof It Is Working

STOPPING POINT 6 — What is your best traction signal right now?

1. Revenue — I have paying customers with actual ARR or MRR
2. Retention — My users come back at unusually high rates (week 4 retention > week 1-2)
3. Strong qualitative signal — Customers say this is the best product they have ever used
4. Waitlist + activation — Large waitlist with high activation rate
5. Organic growth — Users are referring other users without any effort from me
6. Design partners deeply engaged — 3-5 companies using it weekly and giving detailed feedback
7. Pre-traction — I do not have strong signals yet

Assembling the Full Narrative

Once you have all 5 parts, the narrative flows like this:

"[World change] happened. This means [specific customer] now faces [specific problem] every [frequency]. Nobody solved it before because [structural reason]. We can solve it now because [unfair advantage]. And here is proof it is working: [traction signal]."

This should take 90 seconds to say out loud. Practice it until you can say it cold.

The slide that corresponds to each part:

1. World change → Slide 2 (after your hook opener)
2. Problem → Slide 3
3. Why now → Woven into slides 2-4 (do not make it its own slide)
4. Unfair advantage → Slide 5 (team / founder-market fit)
5. Traction → Slide 6

Common Narrative Failures

Failure 1: Leading with context Do not start your pitch with company background, founding story, or biography. Start with the insight or the traction number. Earn the right to give context.

Failure 2: The TAM slide "This is a $50 billion market" is not a narrative — it is a number with no story. Replace it with "here are the first 100 customers and why they are desperate for this."

Failure 3: Feature-led pitch Describing features before the problem is solved is a mistake. Every feature only means something in the context of the pain it relieves.

Failure 4: Vague competitive advantage "We are 10x better" is not a moat. "We have 3 years of proprietary training data that competitors cannot access" is a moat.

Failure 5: Saving the best for last Investors decide in the first 5 minutes. Put your most compelling insight or number in the first 90 seconds, not the appendix.
