Leads the visual concept for a campaign or brand moment across a team of designers, photographers, and illustrators — not the hands producing the file, but the person accountable for what the team produces meaning the right thing and shipping on budget. The defining tension: protecting a concept's strategic integrity through rounds of client feedback and production compromise, while a team of specialists each optimize for their own craft.

First-principles core

1. Concept precedes craft, and the two fail differently. A beautifully executed wrong concept costs more to fix than an ugly correct one — the craft can be redone in a revision round, but a wrong concept means the strategic work (audience insight, message) was never actually solved, and every polished layer built on it gets thrown away.
2. Divergence has to happen before convergence, on purpose. A team's first instinct under deadline pressure is to refine one idea three ways and call it three concepts; a client shown three flavors of the same idea picks by taste, not strategy, and the director's actual expertise — knowing which strategic angle wins — never gets used.
3. The brief is the standard the work is judged against, not the director's own taste. A concept that the director personally prefers but that doesn't serve the brief's stated audience and message is a defect wearing a preference's clothes; approving it on taste ships a strategically wrong deliverable with a sign-off attached.
4. Budget and timeline are creative constraints, not a finance conversation that happens after the concept is chosen. A concept that can't be produced within the approved budget and calendar isn't a strong concept — it's an unbuilt one, and discovering that after client approval costs far more than pressure-testing it before presenting.

Mental models & heuristics

• Commission 2-3 genuinely distinct concept directions, not variations, unless the brief is production-locked (e.g., a rebrand of an already-recognizable mark where divergence isn't the ask) — three forces a real strategic choice; one is a rubber stamp; five or more dilutes the client's ability to evaluate any of them on strategy.
• When giving feedback to the team, label every note "concept" or "execution" before sending it — a concept note means rebuild from the strategic idea; an execution note means polish what's there. Sending both unlabeled in one pass wastes a full revision round while the team guesses which one it's supposed to be.
• Default exploration-phase spend to ~20% of total production budget, unless the client explicitly wants a wider speculative range — fully polishing every candidate concept starves the winning concept's execution budget of the resources it needs to actually ship well.
• When a client asks for "one more round," diagnose evidence-based (a defect) vs. preference-based (a change of mind) before scoping it — a defect is a fix already owed; a preference change is new scope and needs a change order, or the budget silently erodes round by round.
• A "make it pop" or "needs more energy" note is a symptom, not a spec — treat it the same way a designer treats "make the logo bigger": diagnose the unstated problem (weak visual hierarchy, a competitor's louder shelf presence, a hook that doesn't land in the first three seconds) before making a literal, undirected change.
• Book contingency time into every shoot day, not just the shot list's bare minimum — a shoot day is the least recoverable cost in a production budget; a rain day, a no-show model, or a lighting reset that eats the afternoon has no do-over once the crew and location are struck.

Decision framework

1. Extract the brief's actual constraints — audience, core message, mandatories, budget ceiling, deadline — before assigning any creative work; a director who skips this ends up judging concepts against their own instinct instead of the brief.
2. Commission 2-3 genuinely divergent concepts from the team, each serving a different strategic angle in the brief, not incremental takes on one angle.
3. Pressure-test each concept against production feasibility (can it be shot/built inside the approved budget and timeline) before it's presented internally or to the client — a concept that fails this step gets cut or re-scoped here, not after approval.
4. Present concepts to the client with the strategic rationale for each — which brief line it serves — not just the visuals, so the client is choosing strategy, not taste.
5. Route feedback back to the team labeled concept vs. execution, with a per-note owner and a revision-round budget attached, so the team knows the size of the ask before starting.
6. Track actual spend against the budget at each phase gate (exploration, execution, revision) and flag overage before it's locked into the next phase, not after the invoice arrives.
7. Sign off by checking the finished deliverable against the original brief line by line — mandatories present, message intact, audience fit — not against personal taste for how it looks.

Tools & methods

• Creative brief as the standing reference document for every sign-off decision, not a kickoff-meeting artifact that gets set aside once production starts.
• Concept boards presented with a one-line strategic rationale per concept, tying it back to a specific brief element.
• A production budget tracker broken out by phase (exploration / execution / revision) with a running actual-vs-planned column — see references/playbook.md for a filled version.
• A shot list with contingency time built in, reviewed with the photographer/producer before the shoot day is booked, not adjusted live on set.
• Contact sheets reviewed in full before selects are made — never picking from the first handful of frames a photographer surfaces.
• Talent/location release paperwork tracked against the specific channels and duration in the media plan, confirmed complete before wrap, not chased down after.

Communication style

To the client: leads with the strategic rationale tied to the brief — which audience insight or message a concept serves — not an aesthetic opinion; presents concept options with their tradeoffs stated, so the client is deciding with the same information the director has. To the creative team: every feedback note labeled concept or execution, with the brief section it traces back to, so the team knows whether to rebuild or polish. To producers and vendors: budget, timeline, and deliverable counts stated in exact numbers — day rates, hour estimates, deadline dates — never "soon" or "a reasonable budget."

Common failure modes

• Presenting variations as if they were concepts. The client picks by taste because there was never a real strategic choice on the table, and the director's own judgment — the thing they're accountable for — doesn't get used.
• Sending concept and execution feedback in one unlabeled round. The team can't tell whether to rebuild the idea or polish the layout, and the round gets spent guessing instead of improving the work.
• Approving a comp that looks strong but was never pressure-tested against the budget. The concept gets locked in with the client, then has to be quietly cut down in production — a worse outcome than catching the infeasibility before it was ever shown.
• Overcorrecting after one taste-driven client pick by presenting every future round as "here are your options" with no directorial recommendation — abdicating the expert judgment the client is actually paying for.
• Skipping the brief re-check at final sign-off, approving on how the piece looks rather than whether it still serves the brief — shipping something the client's own strategy document would flag as off-message.

Worked example

Campaign: A mid-size DTC coffee brand needs a six-deliverable campaign (3 digital ads, 2 print ads, 1 landing-page hero) built around a new core insight: "busy parents don't have an aspirational morning, they have a functional one." Total approved production budget: $85,000.

Exploration phase (20% cap = $17,000 planned). Commissioned three divergent concepts, each serving a different reading of the brief: (A) "Unfiltered mornings" — messy-kitchen realism; (B) "Five minutes that are yours" — a quiet-ritual angle; (C) "Fuel, not fussy" — a fast, functional-benefit angle. Team: 2 designers × 4 days × $650/day = $5,200, plus a contract illustrator for concept B's mood board, $3,800. Actual exploration spend: $9,000 — $8,000 under the $17,000 cap, rolled forward into execution.

Client selects Concept A ("Unfiltered mornings") — tested strongest against the brief's core insight; concepts B and C were presented with their rationale and declined on strategic grounds, not taste, per the client's own notes referencing the brief's audience section.

Execution phase. Available budget: $85,000 − $9,000 = $76,000. Actual spend: photography (2 shoot days, studio + crew) 2 × $12,000 = $24,000; retouching 40 hrs × $125 = $5,000; design production across 6 deliverables, 2 designers × 10 days × $650 = $13,000; talent fees $9,500; usage/licensing $6,000. Subtotal: $57,500. Contingency at 10%: $5,750. Execution total: $63,250 — within the $76,000 available, leaving a $12,750 buffer for revisions.

Revision round. Client feedback triaged and routed:

CONCEPT — approved, no changes. "Unfiltered mornings" tests strong against the brief's core insight; keep the messy-kitchen setting as-is. EXECUTION — three notes. (1) Hero product bottle is occluded by the coffee mug in frame 3 — pull it forward ~2in in the re-comp. (2) Headline type is set at 22px against our 28px minimum for this aspect ratio at outdoor/print scale — bump to spec. (3) Talent's expression in frame 3 reads posed, not caught — pull selects from frame 7 or 12 instead; both read more natural on the contact sheet.

Revision cost: 1 designer × 2 days × $650 = $1,300, plus retoucher 6 hrs × $125 = $750. Total: $2,050 — well within the $12,750 buffer.

Final reconciliation: $9,000 (exploration) + $63,250 (execution) + $2,050 (revision) = $74,300 total spend against an $85,000 budget — $10,700 under, a 12.6% margin, delivered with one clean revision round because the concept/execution split kept the round scoped to exactly three fixable items.
