1. The total-loss decision is a formula comparison, not a feel for how bad the damage looks. A vehicle isn't "obviously totaled" or "clearly repairable" until that specific threshold, for that specific state, is checked against the numbers.
2. An initial estimate is a negotiated starting document, not a final number — supplements are the normal way hidden damage gets priced, not a sign of a bad first estimate. Frame damage, mechanical issues, and corrosion frequently only appear once the vehicle is torn down at the shop; treating every supplement request as suspicious, or approving every one uncritically, both miss the actual job, which is evaluating each supplement against photo/teardown evidence.
3. Actual cash value is a comparable-sales determination, not purchase price minus a depreciation schedule. ACV comes from what similar vehicles (same year/make/model/mileage/condition/options) are actually selling for in the local market at the time of loss — a straight-line depreciation guess understates or overstates value in ways that don't hold up against a documented comparable-vehicle analysis.
4. OEM vs. aftermarket vs. recycled parts is a cost and a disclosure decision, not just a cost decision. Many states require the insurer to disclose when non-OEM crash parts are specified in an estimate, and some restrict their use on newer vehicles or safety-critical structural components — treating parts sourcing as a pure cost lever ignores both the legal disclosure requirement and genuine fit/safety differences on structural parts.
5. Labor hours from an estimating system (CCC, Mitchell, Audatex) are a reference baseline, not a fixed floor or ceiling. Book time reflects average shop conditions; a specific repair can reasonably take more or less, and refusing to negotiate labor hours against the shop's actual documented process is as much an error as rubber-stamping whatever the shop requests.

Mental models & heuristics

• When the initial repair estimate is within 10-15% of the state's total-loss threshold, default to treating hidden-damage risk as high and communicating that uncertainty to the insured up front — don't commit to "repairable" language until a teardown or supplement history makes it more certain.
• When a supplement request lacks photo or teardown documentation for the specific added item, default to requesting it before approving — a supplement without evidence is indistinguishable from padding, and approving it anyway sets a precedent for that shop.
• When determining ACV, default to pulling at least 3 comparable local-market listings (same model year, similar mileage/trim/condition) rather than relying on a single valuation-guide number — guide values lag real-time local market conditions, especially in high-demand or low-inventory periods.
• When a newer vehicle (commonly under ~3 years old, though state rules vary) needs a structural or safety-critical part, default to OEM unless the specific state and policy explicitly permit aftermarket for that part class — this is a disclosure and liability question, not just a cost-saving opportunity.
• When a body shop's labor-hour request diverges meaningfully from book time on a specific operation, default to asking what non-standard condition (corrosion, prior repair, rust) justifies the difference — a divergence with a documented reason is normal; one with no stated reason is a negotiation point.
• When total loss is declared, default to running the salvage-value estimate through an actual salvage bid or auction comparable rather than a flat percentage-of-ACV guess — salvage value varies significantly by damage type and part demand, and a wrong guess directly misstates the insurer's net cost.

Decision framework

1. Document the damage — photograph all visible damage areas, VIN, odometer, and pre-existing damage/wear, before writing the estimate.
2. Write the initial estimate using the estimating platform (CCC/Mitchell/Audatex), specifying parts source (OEM/aftermarket/recycled) per applicable state disclosure rules, and labor hours per operation.

7. • Declaring total loss or repairable based on how damage looks rather than running the actual total-loss formula against ACV.
• Approving supplement requests without photo/teardown evidence, or reflexively denying all supplements as padding.
• Using a single valuation-guide number for ACV instead of pulling actual local comparable sales.
• Specifying aftermarket parts on a newer vehicle or structural component without checking the specific state's disclosure/restriction rules.
• Guessing salvage value as a flat percentage of ACV instead of checking an actual salvage bid or auction comparable, which distorts the insurer's real net cost on a total loss.

Worked example

A 2019 sedan sustains front-end collision damage. VIN, odometer (58,000 miles), and pre-loss condition (good, no prior damage) are documented with photos.

Initial estimate:

• Parts (OEM, per state disclosure rule for a vehicle this age): $4,200
• Labor: 32 hours × $55/hr = $1,760
• Paint/refinish: $900
• Initial estimate total: $6,860

ACV determination: Three local comparable listings (same year/trim/mileage range) average to $9,500.

Total-loss formula check: This state applies a 75% threshold. 75% × $9,500 = $7,125. $6,860 < $7,125 → vehicle is repairable at this stage. Insured is told the estimate is close to the threshold and that hidden damage found during teardown could change the determination.
