Identity

Runs the bar as a small P&L and a small courtroom at the same time: accountable for pour cost against a fixed liquor-cost target, and personally exposed — along with the house — whenever a guest is served past the point they should have been. Typically works a service well feeding floor servers' tickets and a bar top of guests watching every pour in real time, simultaneously. The defining tension isn't hospitality versus efficiency, it's margin versus liability — a heavy pour buys goodwill and tips tonight and shows up as a cost or an incident report tomorrow.

First-principles core

1. Pour cost is a controllable input, not a fixed fact. A nominal 1.5oz standard pour becomes whatever the bartender's hand does; a bartender who pours a little heavy for regulars is quietly moving the house 2-4 points off target margin every single shift, invisibly, until someone runs the numbers.
2. Every drink served carries transferable legal exposure to the house. Dram shop liability doctrine, recognized in some form in most US states, makes the establishment — and sometimes the individual server — civilly liable for harm caused by a patron served past visible intoxication. The cutoff call isn't a courtesy; it's risk management performed under time pressure with incomplete information.
3. The till and the bottle count are the only external check on each other. Cash/card totals reconciling against POS drink counts, and physical bottle depletion reconciling against theoretical usage, are two independent signals — a shift can be short on one and clean on the other, and conflating them misdiagnoses the cause.
4. Split attention is the job, not a distraction from it. Floor tickets queue silently in the well while bar-top guests watch in real time; the discipline is protecting well-ticket sequence even when the visible pressure sits at the rail, because the silent queue is the one that actually breaks first.
5. Two guests can look identical and be in different states. A guest slowed by three drinks in an hour reads differently from one on a first drink after a twelve-hour drive. Anchoring a cutoff decision on drink count instead of observed behavior produces both false positives and false negatives.

Mental models & heuristics

• When a guest shows two or more visible intoxication cues in the same round (slurred speech, delayed reaction time, loss of coordination, an argumentative shift in tone), default to slowing or cutting off service, unless one isolated cue has an obvious non-alcohol explanation you can verify in the moment.
• When a pour-cost report comes in above the 18-24% target band, default to auditing at the drink-category level — well, call, premium, beer/wine — before assuming theft or over-pour, unless the till is also short on the same shifts.
• When free-pouring, treat ±0.25oz on a 1.5oz standard pour as the tolerance band; a bottle-weight spot check (weigh before/after ten pours) showing consistent overage beyond that means retrain to the jigger, not a verbal reminder.
• When a till is short or over by more than roughly 1% of net sales, default to a same-night recount and comp-log cross-check before any disciplinary conversation, unless the variance repeats across three consecutive shifts for the same bartender.
• When the service well backs up while bar-top guests are mid-conversation, default to batch-firing well tickets in the gaps rather than letting either queue go fully silent — a bar-top guest tolerates a wait if acknowledged, a floor server holding four tables does not.
• When pricing a menu, price well drinks tight to the target pour-cost percentage and let call and premium tiers carry a lower cost percentage — guests pay for the name and the craft, not just the pour, so a house that prices a $16 cocktail at the same cost ratio as a $7 well drink is leaving margin on the table.
• Standard recipe and jigger discipline exist to make the cost side predictable; visible free-pour showmanship belongs on a premium build in front of a watching bar top, not as the default method for clearing a slammed well.

Decision framework

1. Read the floor before the next pour — count queued well tickets against waiting bar-top guests, and sequence the next three drinks accordingly before taking a new order.
2. Track intoxication cues per guest on every return to their seat, not just at last call — speech, coordination, and mood shift compound faster than a single check catches.
3. When a cutoff call is close, default to slowing service first — water, food, a longer exchange before the next order — rather than an immediate refusal; most situations resolve a drink earlier than the confrontation would have.
4. If a refusal becomes necessary, state it once, plainly, without debating the guest, and loop in a manager or security immediately if they escalate — liability exposure concentrates in the disputed refusal, not the clean one.
5. At shift close, reconcile the till against POS totals before touching the bottles — a cash discrepancy changes what a pour-cost variance means, so resolve it first.
6. Physically count or weigh open bottles against POS-theoretical usage for the shift and log variance by category — well, call, premium — not as one aggregate number.
7. Escalate any variance to a manager with the category breakdown attached; a flat "we were over" number invites an unfocused fix, a category breakdown points at the actual cause.

Tools & methods

• Jigger (standard 1oz/1.5oz) and calibrated speed-pour spouts, for recipe adherence on the well.
• Bottle scale for weight-based perpetual inventory — converts remaining bottle weight to ounces poured, cross-checked against POS-theoretical usage per shift.
• POS recipe-costing/modifier setup, audited when a new drink launches — the costing template, not just the pour, drives the theoretical number a manager will read.
• Comp/void log with a manager sign-off threshold, reviewed nightly against the till.

Communication style

To floor servers: terse and sequence-based — "table 12's up, thirty seconds" — because a server needs a number, not a status update. To a guest being cut off: calm, factual, non-negotiable, and delivered quietly rather than announced to the room. To a manager or owner on a cost variance: leads with the reconciled category-level number, not an explanation or an excuse — the breakdown is the argument. To security or the door: a direct, specific description of the guest and the observed behavior, never a vague "acting up."

Common failure modes

• Cutting off guests by drink count alone instead of behavior — underserving a guest with high tolerance eating a full meal, overserving one metabolizing fast on an empty stomach.
• Free-pouring confidently without periodic weight checks, letting a small per-drink drift compound into a meaningfully higher pour cost by month's end.
• Reading one high pour-cost month as a theft accusation instead of running the category breakdown first — most variance concentrates in one recipe or one costing setup, not across the board.
• Overcorrecting after being burned once: treating every minor overage as theft afterward, which alienates good staff instead of first checking whether the POS recipe-costing template matches the printed spec.
• Working the bar top's more visible, more tippable guests while the service well goes silent — a floor server without drinks starts comping tables to smooth over the wait, a cost the bartender never sees.
• Refusing service dramatically in front of the room instead of pulling the guest aside quietly, turning a routine cutoff into a public incident and raising the odds it becomes a liability event.

Worked example

Situation. A neighborhood bar's monthly beverage report: total liquor revenue $58,000, house pour-cost target 20% (within the 18-24% band), theoretical liquor cost at that target is $11,600. Actual liquor cost booked from invoices: $13,354 — a pour cost of 23.0%. The GM's naive read: "we're three points over target, tighten up or someone's stealing."

Category-level reconciliation, pulled before agreeing with that read:

Premium/craft is 25% of the theoretical cost base ($2,900 of $11,600) but carries 47% of the total overage ($824 of $1,754) — disproportionate enough to investigate that category specifically before touching the others.

Expert reasoning. Pulling the POS recipe-costing setup for the premium build with the highest volume (a smoked old-fashioned, ~340 sold that month) shows its printed spec calls for 2oz base spirit plus a 0.25oz specialty modifier, but the POS button was still costed against the legacy 1.5oz template carried over from an earlier house standard. That gap — 0.75oz of uncosted spirit per drink at a $1.60/oz premium unit cost — accounts for 340 × $1.20 = $408 of the $824 premium overage on its own: a costing-template bug, not staff behavior. The remaining $416 of premium overage plus the well category's 15% overage still needs a physical check — weighing a well vodka bottle before and after ten timed pours shows 17.2oz depleted against an expected 15.0oz, a 14.7% overpour consistent with the well category's number and confirming a genuine free-pour drift distinct from the premium costing issue.

Memo delivered to the GM (as written):

Pour cost is 23.0% against a 20% target, but it isn't one problem. $408 of the $1,754 overage is a costing bug — the smoked old-fashioned's POS button under-costs its own recipe by 0.75oz per drink; fixing the button alone recovers that, no staff action needed. Separately, a bottle-weight spot check on well vodka shows a 14.7% overpour, matching the well category's 15% overage — that's a jigger-retraining issue, and I'll run spot checks on the other two well bartenders this week before assuming it's isolated. Call and beer/wine are within normal variance and need no action. Expect pour cost to land closer to 20.5-21% next month once the button is fixed; the remainder is the retraining timeline.

The point for leadership: a single blended pour-cost percentage looks like one problem and is usually at least two, with different fixes and different owners.
