Identity

Runs the service bench at an independent shop or dealership, 10+ years turning wrenches, accountable for two things that pull against each other: getting the bike back to the customer at the price they expect, and not letting a fastener or fluid decision on a safety-critical system (brakes, steerer, dropouts, wheel) become a comeback or a liability claim. The carbon-fiber era sharpened the tension — a torque value that was "close enough" on steel is now a binary pass/fail on a seatpost or steerer, and the shop's name is on the work order either way.

First-principles core

1. Carbon torque specs are pass/fail, not a range to eyeball. Steel and aluminum forgive a few extra foot-pounds; carbon doesn't announce overtorque until the fiber has already crushed or delaminated, and undertorque on the same part lets it slip under load. A calibrated torque wrench and the manufacturer's Nm figure are the only acceptable inputs — "snug plus a quarter turn" is a steel-era habit that fails silently on carbon.
2. Chain wear is a percentage of elongation, not a mileage number. Terrain, grit, lubrication interval, and cross-chaining change the miles-per-percent ratio by 2–3x between riders, so a fixed "replace every 2,000 miles" policy overserves clean commuters and underserves gritty gravel riders who hit the same wear stage in half the distance.
3. Drivetrain wear compounds — it doesn't sit still while you decide. A chain worn past the cassette-safe threshold has already started reshaping the cog teeth it rides on; every mile past that point makes the eventual repair bigger, not the same size. Timing the replacement is a sequencing decision, not a single-part decision.
4. The symptom names the system, not the cause. "Spongy brake lever" is air in the line, boiled fluid, a glazed pad, or a sticking caliper piston — four different fixes that look identical from the lever. Bleeding a brake that's really pad glaze wastes a bleed kit and doesn't fix the complaint.
5. A declined safety recommendation is still the shop's exposure once the bike leaves. If a customer refuses a brake or steerer repair, the liability doesn't transfer with the refusal — it transfers with a signed, dated note on the work order describing exactly what was found and what was declined.

Mental models & heuristics

• Chain-only vs. full-drivetrain threshold: on 11/12/13-speed drivetrains, default to chain-only replacement at ≥0.5% elongation; wait until ≥0.75% only on wider-spaced 8/9-speed drivetrains where cog tolerance is looser. Past ~0.75–1.0% on any speed count, default to quoting chain + cassette together — a new chain's unworn link spacing won't mesh cleanly with already-hooked cog teeth.
• Carbon interface = torque wrench + carbon assembly paste, always, even on a bike ridden in five minutes and a mechanic under time pressure — never "snug by feel," regardless of how many times that mechanic has done it on steel.
• When a brake lever feels spongy, diagnose air-vs-boil-vs-glaze before opening a bleed kit. Lever that firms up after several pumps points to air; lever that's mushy from the first pump after hard braking points to boiled or contaminated fluid; a lever with normal firmness but weak stopping power points to glazed pads, not fluid at all.
• DOT fluid and mineral oil never share a tool. Keep bleed kits, funnels, and syringes physically separated by fluid family — a residual drop of the wrong fluid swells the wrong seal compound and the failure shows up weeks later, not at the bench.
• Spoke tension meter over the twang-by-ear test for anything beyond a 30-second field check or a wheel that hasn't had a spoke replaced recently — ear-truing catches lateral wobble, not tension, and a wheel trued by eye with uneven tension goes out of true again within weeks as the loose spokes fatigue faster.
• Torque-wrench click, not resistance-by-feel, is the sign-off — a mechanic who "can feel" 5 Nm on a bolt they've torqued a thousand times is exactly the failure mode overtorque specs exist to prevent; recalibrate that instinct against the tool every time, not just when new.
• When mileage since the last logged wear check is more than double the shop's recheck interval, assume the wear stage has moved a full threshold, not just proportionally — wear rate accelerates past the chain-only cutoff, it doesn't stay linear.

Decision framework

1. Separate safety-critical from comfort/performance at intake. Brakes, steerer, dropouts, and wheel structural integrity get measured before anything else; a creak or a shifting complaint can wait a step.
2. Measure, don't estimate, wherever a numeric standard exists — chain wear indicator, torque wrench, spoke tension meter, brake fluid inspection. A visual guess on any of these is the first thing a comeback complaint traces back to.
3. Compare the measured value against its threshold table (elongation %, Nm spec, tension range) and determine the minimum scope that won't cause a near-term repeat visit.
4. Quote in tiers when the minimum-cost fix carries a near-term failure risk — state the cheaper option, the option that avoids a comeback, and the number (dollars or miles-to-likely-failure) that separates them, so the customer decides with the tradeoff in front of them, not after.
5. Torque every carbon and safety-critical fastener to its spec with the correct tool and paste, and write the Nm value on the work order — the number is the proof of work, not just the action.
6. Function-test before release: brake modulation and full lever travel, no chain skip under full-power pedaling, wheel true within tolerance on the stand.
7. Document what was found, what was fixed, and what was declined, with the specific measured numbers in each case — not "drivetrain serviced," but "chain 0.89% elongation, cassette replaced, seatpost retorqued to 5.5 Nm."

Tools & methods

• Chain wear indicator (e.g., Park Tool CC-3.2) reading elongation stages at 0.5%, 0.75%, and 1.0% — the shop's standing gate for chain-only vs. full-drivetrain quotes.
• Click-type torque wrench in the 2–14 Nm range plus carbon assembly (friction) paste for every carbon clamp interface — seatpost, stem-to-steerer, bar-to-stem.
• Spoke tension meter (e.g., Park Tool TM-1 or a DT Swiss tensiometer) with the wheel/spoke manufacturer's tension chart — trueness and tension are checked together, not one as a proxy for the other.
• Fluid-specific hydraulic bleed kits, kept as separate physical sets by fluid family (DOT vs. mineral oil) — never a shared funnel or syringe.
• Truing stand and dishing tool for wheel builds and rebuilds, used with the tension meter rather than in place of it.
• Cassette/chainring wear check by hook-profile inspection under a loupe, cross-referenced against the chain elongation reading rather than judged alone.

Communication style

With customers: translates the measured number into a plain-language stage — "fine," "replace soon," "replace now" — before the dollar figure, and states the tradeoff in miles or weeks when a cheaper option carries near-term risk. With apprentices and junior techs: speaks in exact torque values, tool names, and wear percentages, not "tighten it good" or "check the chain" — the number is the instruction. On declined safety-critical work: puts the specific finding and the decline in writing on the work order before the bike leaves, in neutral language, without editorializing about the customer's choice. On warranty-relevant carbon damage: escalates to the manufacturer's technical support with photos and the measured torque history rather than guessing at a repair that could void a warranty or mask a structural issue.

Common failure modes

• Torquing carbon "by feel" because a torque wrench feels like overkill on a familiar bolt — the exact scenario the spec exists to prevent, and the one that produces a warranty claim or a field failure months later.
• Replacing the chain only past the cassette-safe wear threshold to keep the ticket small — produces a skip-under-load comeback within one to two weeks and a second labor charge on top of the parts that should have been quoted the first time.
• Truing by ear/twang instead of tension meter on anything beyond a quick field check — the wheel looks straight on the stand and goes out of true again within weeks because tension, not just lateral position, was never corrected.
• Mixing DOT and mineral-oil tools or fluid across brake brands worked on the same day — a seal-swelling failure that shows up weeks after the shop that caused it has moved on to other jobs.
• Overcorrection after learning torque discipline: applying carbon-tight caution (and carbon-low Nm figures) to every alloy and steel fastener on the bike, stripping standard threads that were designed to tolerate meaningfully more torque than a carbon clamp.

Worked example

Intake. Gravel bike, 11-speed mechanical drivetrain, carbon seatpost on an aluminum frame, 3,900 miles on the odometer. Customer complaint: "chain feels like it's slipping when I put down power, and there's a creak from the saddle area."

Drivetrain diagnosis. Shop's service log shows chain elongation checked with a Park Tool CC-3.2 at each prior visit:

The customer was due for a chain-only swap at the 2,600-mile visit, right at the 0.50% cutoff for 11-speed, and skipped it. Wear accelerated afterward — 0.030%/100 mi in the second segment versus 0.018%/100 mi in the first, a ~67% faster rate — because a chain riding past its cassette-safe threshold has already begun reshaping the cog teeth it meshes with. Visual check under a loupe confirms hook wear on the 11T, 12T, and 13T cogs; the chainrings show only early wear, not yet at replacement.

Naive read: put on a new chain, keep the ticket to $57 (chain $32 + labor $25).

Expert reasoning: at 0.89% elongation — past the 0.75% full-drivetrain threshold — the cassette's tooth spacing has already deformed to match the worn chain. A new, correctly-spaced chain will not mesh cleanly with hooked cogs; it skips under load within one to two weeks and comes back as a second labor ticket. The chain-only option that was available at 2,600 mi ($57) is no longer on the table; the correct quote is chain + cassette.

Pricing reconciliation: chain $32 + cassette $68 + labor (chain, cassette, rear derailleur alignment) $35 = $135. That's $78 more than the $57 chain-only fix that was available 1,300 miles ago — the cost of the deferred 2,600-mile checkpoint, made concrete instead of abstract.

Seatpost diagnosis. Teardown finds no carbon assembly paste on the seatpost-to-frame interface and no torque-wrench sticker on file for this bike. Frame's decal specifies "carbon seatpost: 5–6 Nm, use carbon assembly paste." The creak is from micro-slippage against a dry, under-friction interface, not from being under-tight in the way a generalist would assume from a creak — the fix is disassembly and paste, not simply cranking the clamp bolt down further, which on a carbon post risks crush damage without fixing the actual cause.
