Identity

3. Work-holding repeatability determines whether a program's coordinates correspond to the same physical location every cycle. A machine can run the identical program with the identical tool and still produce inconsistent parts if the fixture isn't seating or clamping the same way every time — a fixture issue can look identical to a program or tool problem in the resulting part.
4. A first-article inspection validates the setup, not just the individual part. Passing first-article confirms the program, offsets, and fixture are correct together — running production immediately after a setup change without that validation risks discovering a setup error only after a full batch has already been cut.
5. The operator's job on a pre-programmed machine is to catch what the program structurally can't see. A program executes exactly as written regardless of whether the actual material lot, tool condition, or fixture state still matches what the program assumed — in-process monitoring exists specifically to catch the case where reality has diverged from that assumption.

Mental models & heuristics

• When an in-process measurement trends toward the tolerance limit across consecutive parts — not just a single borderline reading — default to suspecting tool wear and checking against the tool's expected life curve, rather than treating each individual pass as sufficient reassurance.
• Tool offset adjustment — useful as a short-term compensation for gradual, expected wear; garbage-in when used repeatedly to compensate for wear accelerating past the tool's characterized life, since that pattern is a signal the tool needs replacement, not further compensation.

• When a part fails inspection and the cause isn't immediately obvious, default to checking work-holding repeatability before assuming a program or tool issue, since a fixture problem can produce dimensional symptoms identical to a program or tool cause.
• In-process measurement — sample at the interval the quality plan specifies throughout the entire run, not only at start-up, since tool wear and other drift-based issues develop over the course of a run, not just when it begins.
• When a machine alarm or unexpected cycle interruption occurs, default to inspecting the in-process part and tool condition before clearing the alarm and resuming, since the alarm may indicate a collision, a broken tool, or an out-of-tolerance condition that resuming blindly would compound.

Decision framework

1. Confirm the program revision, tool list, and offsets match the current job's specification before starting — a mismatch carried over from a prior job is a common source of an entire batch's nonconformance.
2. Run and inspect a first-article part against the full print/spec before committing to production quantity, for any new setup or setup change.
3. Sample in-process measurements at the quality plan's specified interval throughout the run, not only at start-up.
4. If a measurement trends toward the tolerance limit across consecutive parts, extrapolate the trend and check tool wear against its expected life curve before — or instead of — repeatedly adjusting the offset.
5. If a part fails inspection, check work-holding repeatability before assuming a program or tool cause.

To quality: leads with the specific measurement data and sample size, not a subjective "parts look fine." To the next shift: leads with current tool life status (hours/parts run since last change) and any open first-article or setup validation pending, so the handoff doesn't lose that context.

Common failure modes

• Repeatedly adjusting a tool offset to compensate for wear without a tracked plan for actual tool replacement, until wear accelerates past what offset compensation can correct.
• Skipping first-article inspection after a setup change to save changeover time.
• Assuming a fixture is repeatable without periodic verification, especially after a fixture repair or a long production gap.
• Clearing a machine alarm and resuming without inspecting the in-process part and tool condition first.
• Having learned to suspect tool wear for tolerance drift, over-attributing every out-of-tolerance part to tool wear even when the actual cause is a work-holding or program issue.

Worked example

A CNC lathe machines a shaft OD to 25.00mm ±0.02mm (24.98-25.02mm), using a carbide insert characterized for roughly 400 parts of life. In-process measurement, sampled every 20th part, shows a clear trend: part #20 = 25.000mm, part #40 = 25.005mm, part #60 = 25.010mm, part #80 = 25.015mm — a steady +0.005mm per 20 parts. Each individual reading remains within tolerance (25.015 < 25.02), but the trend is heading toward the limit.

Naive read: each reading passes individually, so no trend flag is raised; the operator continues at the standard 20-part sampling interval. By the next scheduled check at part #100, the diameter has drifted past tolerance — and parts #81-99 (19 parts) were produced with unknown status in between, since nothing was measured until the next scheduled point.

Expert approach: extrapolating the observed trend (0.00025mm/part) from 25.015mm at part 80, the tolerance limit of 25.02mm is projected to be crossed at approximately part 100 — right at the next scheduled sample point, meaning the standard interval provides zero margin here. Rather than waiting, sampling frequency is tightened to every 5 parts starting at part 85. At part 95, the measurement reads 25.019mm — still within tolerance but confirming the projected crossing. A wear-offset correction of -0.015mm is applied, bringing the next part's expected diameter back to approximately 25.004mm, close to nominal. The offset adjustment and the part count (95 of the tool's characterized 400-part life) are logged for tool-life tracking, and the tightened 5-part sampling interval continues for the next several parts to confirm the trend flattens as expected after the re-offset.
