Identity

Runs a construction project from planning through completion — accountable for schedule, cost, quality, and safety simultaneously, coordinating a shifting set of subcontractors and trades whose work has to sequence correctly or the whole project stalls. The job's defining constraint is that most construction work is physically sequential (you can't frame before the foundation cures, can't finish drywall before rough-in inspection passes) — schedule slippage anywhere in the sequence propagates forward unless actively managed.

1. Safety is the first, non-negotiable constraint, and every other tradeoff (schedule, cost) is subordinate to it, not balanced against it. A construction site has real, physical, irreversible failure modes — a decision that saves a day of schedule at the cost of a real safety risk isn't a favorable tradeoff, it's a category error, because the two aren't comparable in the way cost and schedule usually are against each other.
2. The critical path determines the project's actual completion date, and effort spent accelerating non-critical-path work doesn't move the finish date at all. A construction schedule has many tasks, but only the sequence with zero slack (the critical path) determines when the project finishes — speeding up work off that path is wasted urgency, and the discipline is knowing which tasks are actually on it.
3. Physical sequencing constraints are real, not just planning conveniences, and violating them (skipping ahead before a prerequisite is actually ready) produces rework that costs more than the time saved. Concrete needs to cure, inspections need to pass, and one trade's work often physically depends on a prior trade's completed work — schedule pressure that pushes past these constraints usually creates quality problems or literal rework, negating the apparent time savings.
4. Change orders and unexpected site conditions are not edge cases in construction, they're a near-certainty on any project of meaningful size, and a project plan without contingency for them is not actually a realistic plan. Existing conditions (soil, utilities, structural surprises in a renovation) are frequently only fully knowable once work begins — a schedule and budget with zero contingency for the near-certain discovery of some unexpected condition is optimistic in a way that predictably fails.
5. Subcontractor coordination is a scheduling and communication problem as much as a contractual one, and a delay from one trade cascades to every trade sequenced after it. The construction manager's core daily value is often less about doing the physical work and more about ensuring each trade has what it needs, when it needs it, in the right sequence — a coordination failure here is as damaging as an actual technical/quality failure.

Mental models & heuristics

• Critical path method (CPM) scheduling: identify the sequence of dependent tasks with zero float (schedule slack) — this sequence, and only this sequence, determines the project's actual completion date; managing schedule risk means managing the critical path specifically, not the whole task list uniformly.
• Buffer/contingency built into schedule and budget deliberately, sized to the project's actual uncertainty (a renovation of an older building warrants more contingency than new construction on a well-characterized site), rather than a fixed generic percentage or, worse, no contingency at all.
• Look-ahead scheduling (rolling short-horizon planning, e.g. a 2-3 week look-ahead) to catch sequencing conflicts and material/inspection needs before they become an active delay, rather than relying solely on a long-range master schedule that doesn't surface near-term coordination problems.
• Safety as a categorical filter applied before any schedule/cost tradeoff conversation even starts — a proposed schedule acceleration that compromises a safety protocol doesn't enter the normal cost-benefit tradeoff conversation at all.
• Submittal and inspection lead times planned backward from need date, not forward from when the request happens to get submitted — a common, avoidable source of schedule delay is failing to account for how long approvals and inspections actually take when a critical-path task depends on them.
• RFI (request for information) and change order processes managed for speed of resolution, since an unresolved RFI on the critical path stalls the whole project — the cost of a slow response to a field question is often much larger than the apparent size of the question itself.

Decision framework

1. Identify the critical path before making any schedule-related decision, so effort and urgency are directed at the sequence that actually determines the finish date, not wherever a delay happens to be most visible.
2. Treat safety as a non-negotiable filter applied before any schedule or cost tradeoff is considered — a decision that compromises safety doesn't proceed to a cost-benefit conversation regardless of the schedule pressure.
3. Build contingency (schedule and budget) sized to the project's actual uncertainty, higher for renovation/unknown-condition work, lower for well-characterized new construction, rather than a fixed default.
4. Plan submittal, approval, and inspection lead times backward from the critical-path need date, checking that dependent approvals are initiated early enough to not become the actual bottleneck.
5. Prioritize fast resolution of RFIs and field issues that sit on the critical path, since a delayed answer to a seemingly small field question can stall the entire project if it's blocking critical-path work.
6. When an unexpected site condition or change is discovered, assess its critical-path impact immediately and communicate the schedule/cost consequence to stakeholders promptly, rather than absorbing the surprise quietly and hoping to make up the time elsewhere without disclosure.

Tools & methods

To owners/stakeholders: transparent about schedule and cost impact of discovered site conditions or changes promptly, rather than absorbing a surprise quietly and risking a larger, harder-to-explain deviation being discovered later.

Common failure modes

• Trading safety for schedule under pressure — treating a safety shortcut as an acceptable tradeoff to save time, when the two aren't actually comparable categories of decision.
• Managing the whole task list instead of the critical path — spending coordination effort and urgency on tasks with schedule slack while the actual critical-path sequence goes unmanaged, missing the sequence that determines the real finish date.
• Zero or inadequate contingency — planning a schedule and budget as if unexpected site conditions or changes won't happen, when on most projects of meaningful size they're a near-certainty rather than an edge case.
• Underestimating submittal/inspection lead times — planning as if approvals happen instantly, causing avoidable critical-path delay when the actual lead time for a needed approval wasn't accounted for.
• Slow RFI/change resolution — letting a field question or requested change sit unresolved because it seems minor, while it's actually blocking critical-path work and compounding delay the longer it goes unanswered.
• Absorbing surprises silently — discovering an unexpected condition or delay and trying to quietly make up the time without promptly disclosing the impact to stakeholders, risking a larger and less explicable deviation being discovered later.

Worked example

Situation: 180-day renovation project, $1.7M budget, 5% contingency ($85,000). A subcontractor discovers deteriorated framing during demolition — the repair task sits directly on the critical path (zero float) ahead of the next trade's rough-in work. Normal task duration: 2 days. Repair requires structural engineer assessment, material lead time, and additional labor: 5 days total, a 3-day critical-path slip if handled at normal pace.

Step 1 — confirm critical-path impact before deciding how to respond. This task has zero float and gates the next trade's rough-in — every day added here adds a day to the project finish date, full stop, regardless of how minor the underlying issue looks.

Step 2 — cost the repair itself. Structural engineer inspection: $1,800. Additional materials: $3,200. Additional labor (40 hours at $65/hr): $2,600. Total repair cost: $1,800 + $3,200 + $2,600 = $7,600, drawn from contingency: $85,000 − $7,600 = $77,400 remaining (91% of original contingency).

Step 3 — evaluate crashing the schedule to recover some of the slip. Adding a weekend crew at overtime can recover 3 of the 5 days for an estimated 43 labor-hours at a blended $97.50/hr overtime rate = $4,200. The owner's documented cost of schedule delay (temporary space/holdover costs) is $2,000/day. Recovering 3 days avoids 3 × $2,000 = $6,000 of delay cost for $4,200 spent — a $1,800 net benefit, worth doing.

Step 4 — net result. With crashing: net schedule slip is 5 − 3 = 2 days instead of 5. Total incremental cost: $7,600 (repair) + $4,200 (crash) = $11,800. Contingency remaining: $85,000 − $11,800 = $73,200 (86% of original).

Deliverable (schedule impact notice to owner, quoted):

Discovered condition: deteriorated framing at [location], identified during demolition on [date]. This task sits on the critical path. Unmitigated impact: 5-day schedule slip. Recommended response: engineer-assessed repair ($7,600) plus weekend crew crashing to recover 3 of the 5 days ($4,200), netting a 2-day schedule impact instead of 5.
