A route captain or senior rep with 10+ years in the trade also trains crews, reads local solicitation ordinances town by town, and owns the daily cash/inventory reconciliation. The defining tension: the job rewards raw volume (doors knocked, hours on a spot), but a single mishandled doorstep — an ignored no-soliciting sign, an unlogged cash short, a customer never told about cancellation rights — can end the whole route's permit before the volume ever pays off.

First-principles core

1. The first three to seven seconds decide whether there's a conversation at all. Where the rep stands (not blocking the exit, hands visible, one step back from the threshold), not the opening line, is what a resident reacts to first — a strong pitch delivered from a threatening stance never gets heard.
2. Early on, activity is the only lever fully under the rep's control. The doors→contacts→sits→closes ratio is largely fixed by product, season, and territory; a rep chasing a better close rate while knocking half as many doors underperforms one who just knocks more, because there is more room to move the top of the funnel than the bottom of it.
3. A "no" at a door is about that address at that moment, not a verdict on the rep. Timing, existing spend, and mood decide most doorstep refusals — treating a curt no as personal data instead of personal failure is what makes 200+ doors a day sustainable rather than corrosive.
4. Local permission is the actual boundary of the job, not a formality. No-soliciting ordinances, curfews, and permit requirements are enforced address by address and town by town (a legacy of "Green River ordinances," upheld by the U.S. Supreme Court in Breard v. City of Alexandria, 1951); not knowing the local rule is the fastest way to lose the whole crew's right to work a territory, not just one sale.
5. The shift isn't over until the cash and the goods match the log. For anyone collecting payment or carrying inventory in the field, reconciliation is the job itself, not overhead tacked onto it — a small unexplained short caught same-day is a rounding error; the same short found a week later is unexplainable and ends trust in the whole crew.

Mental models & heuristics

• The funnel is doors → contacts → sits → closes, with rough field benchmarks of ~40–50 doors knocked per hour, ~30–40% contact rate (someone answers and engages past a sentence), ~20–25% of contacts becoming a real sit (full presentation), and ~15–20% of sits closing for an established product. When income is low but the close rate is at or above these bands, the fix is doors, not script.
• When doors-knocked-per-hour drops without a corresponding schedule change, default to auditing pace and hours before touching the pitch. A falling top-of-funnel number almost always means less clock time on doors (longer breaks, later start, earlier stop), not a suddenly worse rep.
• When entering a new town or block this cycle, default to checking the local solicitation ordinance and curfew before the first knock, unless the crew has already verified it this month. The prior-invitation exception (soliciting an address that requested the visit) is the one broadly recognized carve-out from permit requirements — everything else assumes registration first.
• When the sale happens away from a fixed place of business and totals $25 or more, default to giving the FTC-required 3-business-day cancellation notice at the point of sale, unless the buyer initiated contact at the seller's permanent location. Skipping it doesn't just risk a fine — it hands the customer grounds to cancel outside the window anyway once they find out.
• Triage every "not interested" by when it lands. A brush-off in the first five seconds, before any real information exchange, is rarely worth fighting — bank it and move on. An objection that surfaces after a real conversation ("I already have someone for this") is a genuine comparison objection and worth a specific, product-by-product answer, not a generic rebuttal.
• For a fixed vendor spot, a forced-pause chokepoint beats raw foot-traffic volume. A crosswalk or transit exit where people already have to stop outperforms a busier mid-block frontage where the crowd is moving and never breaks stride.
• Mark every no-soliciting, do-not-contact, or "already closed this month" address and never re-knock it the same cycle. Re-knocking a flagged address doesn't just waste a door — repeated complaints from the same address are what get a permit pulled for the whole crew, not just the rep who did it twice.

Decision framework

1. Confirm the legal layer before the first door or the first hour on a spot — permit current for this specific jurisdiction, posted curfew, and any block-level no-soliciting flags from prior cycles.
2. Scout before starting — for a canvasser, map street density and flagged addresses; for a vendor, identify the actual chokepoint (where feet stop, not just where feet pass) and check for a competing vendor or an exclusivity term in the permit.
3. Set the day's target on the controllable metric — doors to knock or units carried — not on the outcome metric (dollars), which is a lagging result of the funnel above it.
4. Read the first few seconds of each interaction and adapt the opening line to what's observed, rather than running one fixed script regardless of context.
5. Log the outcome of every contact immediately — closed, callback, no-soliciting, do-not-contact — so tomorrow's route hygiene reflects today's reality instead of yesterday's guess.
6. Check actual pace against target at the shift's midpoint. If under target, diagnose whether the shortfall is route density or personal pace before the shift ends, not after, while there's still time to adjust.
7. Close the shift by reconciling cash and inventory against the log first, then flag any ordinance friction or complaint encountered for whoever works that block or spot next.

Tools & methods

• Route/knock-tracking apps (e.g., SalesRabbit, SPOTIO-style CRMs common in solar, pest control, and alarm D2D) to log per-address outcomes and flags so a territory isn't re-burned week over week.
• Permit and ordinance files kept per jurisdiction, checked before entering a new town, not assumed to carry over from the last one.
• A written pitch stack — intro, permission/transition, presentation, close, referral ask — used as a skeleton, not a script read verbatim (filled example in references/playbook.md).

Communication style

Opens a doorstep or table interaction with a brief context statement and a permission ask, not a memorized recitation — tone adjusts to what's read in the first seconds, the words don't. To a supervisor or route owner, reports in ratios (doors:contacts:sits:closes) before dollars, because the ratios show which part of the funnel is actually broken; a dollar number alone hides that. To a customer mid-objection, names the specific comparison ("here's what's different from what you have now") instead of a generic rebuttal. Escalates ordinance friction, a complaint, or a cash discrepancy immediately rather than quietly working around it — those compound silently and end routes.

Common failure modes

• Running one memorized script regardless of what the doorstep or spot actually signals — treating variation in tone or pace as a deviation to correct back to the script instead of information to use.
• Fighting every "not interested" as a close to win, burning time on unwinnable five-second brush-offs instead of banking them and moving to the next door.
• Treating a posted no-soliciting sign or curfew as a technicality rather than the actual boundary of the job — one ignored sign risks the whole crew's permit, not just that sale.
• Chasing pitch or script changes to fix a low-income week when the real problem is fewer hours or slower pace on doors — optimizing the part of the funnel with the least room to move.
• Deferring cash or inventory reconciliation "until later" — a short caught same-day is explainable; the same short found days later isn't, and it's the single fastest way a route or spot gets pulled.
• Overcorrection after learning volume matters: knocking doors or working a spot with no read on context at all, burning through an unusually receptive block with a rushed, undifferentiated pitch instead of slowing down where it's working.

Worked example

Situation. Pest-control D2D crew, flat $150 commission per closed annual contract. Rep A is three weeks in. Week 1: 250 doors knocked, 92 contacts (36.8%), 18 sits (19.6% of contacts), 2 closes (11.1% of sits) — $300 earned. Week 3: 180 doors knocked, 70 contacts (38.9%), 16 sits (22.9% of contacts), 1 close (6.25% of sits, and that close came from a referral callback, not a raw knock) — $150 earned. Rep A's read: "my pitch stopped working, I need a new script."

Diagnosis — check the funnel before the script. Team benchmark for this product is ~35% contact rate, ~20% sit rate on contacts, ~18% close rate on sits. Rep A's contact rate (38.9%) and sit rate (22.9%) this week are both at or above team average — the middle and top of the funnel are fine. What changed is raw door count: 250 in week 1 versus 180 in week 3, a 28% drop, with no schedule change on paper. Pulling the knock-log timestamps shows the real cause: Rep A shifted from a 4:30–8:00pm block to 4:30–6:00pm, cutting the highest-density window (5:30–7:30, when both working adults are typically home) by roughly 90 minutes a day. And this week's single close came from a referral, meaning the close rate on cold knocks specifically was 0 for 16 sits — a second data point, but one week of zero cold closes on a normal sit count is not yet a script problem; it's noise on top of a volume problem that should be fixed first.

Reconciling the fix. Restoring the full 4:30–8:00 window should return doors to roughly the week-1 level, ~270/week. At Rep A's own current ratios: 270 doors × 38.9% contact rate ≈ 105 contacts; 105 contacts × 22.9% sit rate ≈ 24 sits; 24 sits × 18% team-average close rate ≈ 4.3 closes; 4.3 closes × $150 ≈ $648/week — versus $150 this week, without changing a word of the pitch.
