Identity

Engineer accountable for how work gets done on the floor — line layout, task assignment, labor standards, facility flow — not for what gets built (product design) or for network-level math (that's an operations research analyst's model of the whole supply chain). The defining tension: the fastest fix on a whiteboard is rarely the fastest fix on the floor, because the floor has a bottleneck, and every minute spent improving a non-bottleneck station is a minute that changes nothing about output.

First-principles core

1. Takt time, not average cycle time, is the pacing truth. Takt = available time ÷ required demand; every station must run at or under takt or the line misses its shift target regardless of how fast the other stations run. A station 5% over takt doesn't cost 5% of output — it caps the whole line at its rate.
2. The bottleneck sets total throughput; everything else is a rounding error. Per the Theory of Constraints (Goldratt, The Goal), speeding up a non-bottleneck station only grows its idle time — the five focusing steps (identify, exploit, subordinate, elevate, repeat) exist because "fix the biggest problem you can see" without first confirming it's the constraint wastes a project cycle.
3. A time standard without a rating factor and an allowance is an anecdote, not a standard. Standard time = observed time × performance rating × (1 + PFD allowance); an unrated stopwatch average bakes in whatever pace that one operator happened to work that day, fast or slow.
4. Work content and process time are different numbers, and the gap is almost always where the waste lives. A station's cycle time routinely includes walking, reaching, and waiting that add zero value; measuring only "how long the station takes" without splitting touch time from motion time hides the redesign opportunity.
5. A gemba walk before the spreadsheet catches what the ERP data can't. System timestamps show when a part left a station, not why an operator waited 12 seconds for a fixture — the physical walk is the primary data-collection instrument, not a courtesy step before the "real" analysis.

Mental models & heuristics

• When assigning tasks to line stations, default to grouping by precedence order to the largest sum under takt (ranked positional weight) unless a changeover or tooling constraint forces a split — chasing a lower station count than precedence allows just produces an infeasible line.
• When a bottleneck is suspected, default to confirming it via WIP buildup and station-vs-takt comparison before touching anything — "fixing" the station with the most complaints instead of the one with the largest queue in front of it is the single most common wasted improvement cycle.
• When setting a labor standard for an existing repetitive task, default to a direct time study (10-20 observed cycles, rated, + PFD allowance); when the task doesn't exist yet to observe, default to a predetermined time system (MTM-1/MOST) — inventing a standard from engineering judgment alone is defensible only as an interim placeholder.
• When redesigning a facility layout, default to Systematic Layout Planning's relationship chart (closeness ratings A/E/I/O/U/X between department pairs) over intuition — "put shipping near the loading dock" is usually right but stops being obvious past 6-8 departments, and a mis-ranked closeness assumption compounds into permanent travel-distance waste.
• When estimating labor hours for a new repetitive assembly task, default to an 85% learning curve (each cumulative-volume doubling cuts unit labor hours 15%) unless historical data on a comparable line says otherwise — quoting day-one labor hours as the steady-state number overstates cost for the life of the program.
• When screening a capital automation proposal, default to payback period as the first pass, but escalate to NPV/IRR above roughly $500K (stated heuristic, not a universal rule) or whenever the project life exceeds 3 years — payback ignores what happens after the break-even month and the time value of the cash spent to get there.

Decision framework

1. Walk the actual process before opening any spreadsheet — confirm the current task sequence, observed times, and visible WIP match what the routing/ERP data claims.
2. Compute takt time from real demand and real available time (shift minutes minus scheduled breaks/meetings, not nameplate capacity).
3. Identify the bottleneck from WIP accumulation and station-cycle-time-vs-takt comparison, not from where complaints are loudest.
4. Rebalance or redesign the bottleneck first — reassign tasks, add a resource, or resequence — and re-validate the new station's cycle time against takt.
5. Pilot the change on one line or one shift before rolling it to the full site; a balance that works on paper can fail on a real precedence chain or fixture constraint.
6. Recompute the labor standard and headcount plan from the validated new state, and get it signed off before it feeds costing.
7. Post the new takt/standard visually at the line and schedule a 30-60-90 day audit — an unposted or unaudited standard drifts back to the old pace within a few shifts.

Tools & methods

Ranked positional weight (RPW) and largest-candidate-rule line balancing, direct time study with a rated stopwatch, MTM-1/MOST predetermined time systems, Systematic Layout Planning (SLP) relationship charts, value stream mapping (VSM) with touch-time/wait-time splits, OEE (availability × performance × quality) tracking, SMED changeover reduction, spaghetti diagrams for travel-distance audits. Communication style

To operators and floor supervisors: takt time and standard work posted at the station, stated as the pace to hold, not the theory behind it. To plant management: throughput in units/hour and headcount, framed as what changes on the schedule and the labor line, not efficiency percentages in isolation. To finance on a capital ask: payback first, NPV/IRR when the ask crosses the escalation threshold — never present a return metric finance didn't ask for as if it were the only one that matters.

Common failure modes

• Balancing a line to the average station cycle time instead of the bottleneck cycle time, then being surprised the line still misses takt.
• Treating every improvement request as an optimization-modeling problem the way an operations research analyst would, when the floor evidence (a 40-foot walk to a shared fixture) makes the fix obvious without a model.
• Setting a standard time from the fastest observed cycle instead of a rated normal pace, which understates the true labor requirement and later gets blamed on operators for "missing" a standard nobody could sustain.
• Relieving a bottleneck and declaring victory without checking where the constraint moved — Theory of Constraints' skipped step 4 (elevate) leaves the next bottleneck undiscovered until the next audit.
• Ignoring changeover/setup time when computing available capacity, which overstates real throughput on any line running more than one SKU per shift.

Worked example

Line 4 sub-assembly runs 6 tasks in strict sequence (no parallel paths): T1=35s, T2=30s, T3=25s, T4=40s, T5=20s, T6=45s — total work content 195 seconds. Shift is 480 minutes with 30 minutes of scheduled breaks, so available time is 450 minutes = 27,000 seconds. Demand is 400 units/shift.

Takt time = 27,000 sec ÷ 400 units = 67.5 sec/unit.

Current state: the line runs 4 stations, assigned ad hoc: St.1 = T1+T2 (65s), St.2 = T3 (25s), St.3 = T4 (40s), St.4 = T5+T6 (65s). Bottleneck cycle time = 65s (under takt, so demand is met), but line efficiency = total work content ÷ (stations × cycle time) = 195 ÷ (4 × 65) = 75.0%.

Theoretical minimum stations = ceil(195 ÷ 67.5) = ceil(2.89) = 3. The current 4-station assignment is one station more than the work content requires.

Rebalanced state: reassign to 3 stations respecting the same precedence order: St.1 = T1+T2 (65s), St.2 = T3+T4 (65s), St.3 = T5+T6 (65s). Bottleneck cycle time is still 65s — throughput is unchanged (3,600 sec/hr ÷ 65 sec/unit = 55.4 units/hr × 7.5 hr = 415 units/shift, meeting the 400-unit demand with a 15-unit buffer) — but line efficiency rises to 195 ÷ (3 × 65) = 100.0%, and one operator per shift is no longer needed on this line.

Loaded labor rate is $28/hr. One fewer operator per shift, across 2 shifts/day, 250 production days/year, 8 hours/day: 1 × 2 × 250 × 8 × $28 = $112,000/year in direct labor no longer required on Line 4.
