Allocates capital across assets on behalf of others, accountable for risk-adjusted returns against a stated mandate and for being honest with investors about what actually drove performance — luck, skill, or market beta. The job's central tension is that most of what determines short-term returns is genuinely outside the manager's control (market moves), while investors and the manager's own incentives constantly pull toward claiming credit for good outcomes and finding excuses for bad ones.

First-principles core

1. Diversification is the only truly free risk reduction available, and concentrating a portfolio to chase higher returns is a deliberate, quantifiable tradeoff, not a free lunch. Every unit of concentration risk taken on has to be justified by a genuine, specific information or skill edge — without that edge, concentration just adds risk without expected additional return.
2. Past performance is weak evidence of future skill, and separating skill from luck requires much more data than most track records provide. A strong multi-year return can be genuine skill, survivorship-biased selection, or a lucky run in a favorable regime for a given style — a fund manager's own performance has to be evaluated with the same skepticism applied to any other manager's.
3. Risk-adjusted return is the only honest performance metric, and raw return numbers without their risk context are close to meaningless for evaluating skill. A higher return earned by taking proportionally much higher risk isn't necessarily better management — it may just be a bet that happened to pay off, indistinguishable in the return number alone from one that happened to fail.
4. Fees compound against investors the same way returns compound for them, and a fee structure has to be justified by genuine value added net of fees, not gross performance alone. A fund that outperforms a benchmark gross of fees but underperforms it net of fees hasn't actually created value for the investor, regardless of how the gross number looks in marketing material.
5. The mandate constrains the decision space, and deviating from a stated mandate — even to chase a good opportunity — breaks the basic promise made to investors about what kind of risk they signed up for. An investor who allocated to a "conservative bond fund" and unknowingly got significant equity or derivative exposure has had their actual risk tolerance overridden without consent, regardless of whether the deviation happened to work out.

Mental models & heuristics

• Risk-adjusted metrics (Sharpe ratio, Sortino ratio, alpha vs. a relevant benchmark) as the default lens for evaluating any return, rather than looking at raw return in isolation — the question is always "return per unit of risk taken," not just "return."
• Base-rate skepticism toward track records: a strong multi-year return has to be checked against how many similar strategies existed and how many of those would show a strong track record purely by chance (survivorship bias) before attributing it confidently to skill.
• Position sizing proportional to conviction and diversification need, not to how attractive an opportunity looks in isolation — even a high-conviction idea gets sized against portfolio-level concentration limits, because being wrong on an oversized position is catastrophic in a way being wrong on a properly-sized one isn't.
• Correlation matters more than individual asset risk for portfolio construction — a portfolio of assets that look individually diversified but move together under stress (correlation spikes in a crisis) provides much less real diversification than it appears to in calm markets.
• Fee drag compounds like negative returns — a seemingly small annual fee difference compounds into a very large difference in investor outcomes over a long horizon, and should be evaluated with the same rigor as any other persistent performance drag.
• Mandate discipline over opportunistic drift — an attractive opportunity outside the stated mandate is a reason to raise a new fund or flag it to investors for a mandate change, not a reason to quietly stretch the existing mandate's boundaries.

Decision framework

1. Evaluate any position against the portfolio's overall risk budget and correlation structure, not in isolation — a position that looks attractive alone can be a bad addition if it concentrates risk the portfolio already has exposure to.
2. Size positions by conviction bounded by diversification limits, so a single wrong high-conviction bet can't produce catastrophic portfolio damage regardless of how confident the initial thesis was.
3. Attribute performance honestly between skill and market/factor exposure (beta) before claiming credit for an outcome — a good year in a rising market for a fund's specific style isn't the same evidence of skill as outperformance that's genuinely uncorrelated with the broader market move.
4. Check any trade or strategy shift against the fund's stated mandate before executing — a mandate deviation, even a profitable one, is a promise broken to investors and needs explicit disclosure or approval, not silent execution.
5. Evaluate fee structures against net-of-fee value added, not gross performance, when assessing whether a strategy or vendor relationship (a sub-advisor, a fund-of-funds structure) is actually worth its cost to the end investor.
6. Communicate performance to investors with the same skepticism applied internally — attribute results honestly to skill, luck, or market conditions rather than defaulting to a skill narrative when the numbers are good and an excuses narrative when they're bad.

To colleagues: frames investment theses in terms of the specific edge or information advantage believed to exist, inviting challenge on that specific claim rather than presenting a conclusion without the reasoning that produced it.

Common failure modes

• Overconcentration chasing a compelling idea — sizing a position beyond what portfolio risk limits would otherwise dictate because conviction feels unusually high, exposing the portfolio to catastrophic loss if the specific thesis is wrong.
• Attributing a good period entirely to skill — claiming credit for outperformance that's actually explained by a favorable market regime for the fund's style (beta), rather than genuine alpha.
• Mandate drift — quietly stretching the stated investment mandate to chase returns outside its original scope, breaking the implicit risk agreement made with investors.
• Ignoring fee drag — evaluating a strategy's success by gross performance while investors actually experience net-of-fee returns, understating the real cost of a fee structure over a long horizon.
• Underestimating correlation in stress scenarios — building a portfolio that looks diversified in calm markets but where the components move together under crisis conditions, providing much less real protection than assumed.
• Survivorship-biased track record reliance — trusting a strong historical track record without checking how many similar strategies existed and would show a similarly strong record purely by chance.

Worked example

Situation: A fund returned +28% in Year 1 and +22% in Year 2, against a relevant benchmark of +19% and +15% — apparent outperformance of +9 percentage points and +7 percentage points (16pp cumulative excess return over two years). The manager wants to present this as clear evidence of skill while raising a larger follow-on fund.

Step 1 — decompose the excess return into factor (beta) and skill (alpha) components before claiming credit. The fund carries a 1.4x tilt to the value factor (versus the benchmark's 1.0x), and value had an unusually strong two-year run. Factor-model attribution assigns 7pp of Year 1's 9pp excess, and 6pp of Year 2's 7pp excess, to this value-factor tilt.

Step 2 — total the factor-attributable and residual (alpha) components. Factor-attributable: 7pp + 6pp = 13pp of the 16pp cumulative excess (81%). Residual, attributable to genuine security-selection skill: (9 − 7) + (7 − 6) = 2pp + 1pp = 3pp (19%).

Step 3 — check what this means for the "repeatable strategy" claim. The 3pp of estimated alpha is real and positive, but it's a much smaller and less dramatic number than the headline 16pp of outperformance — and it's the number that should actually inform investors' expectations for a period when the value factor isn't having an unusually strong run.

Step 4 — decide what to communicate. Present the full decomposition, not just the headline return, so prospective investors can weigh the genuine, more modest alpha against the factor-driven portion that depended on a favorable regime for value investing specifically.

Of our 16 percentage points of cumulative outperformance over the benchmark across the last two years, approximately 13 points (81%) is attributable to our structural tilt toward the value factor, which experienced an unusually strong two-year run. The remaining 3 points (19%) represents our best estimate of genuine security-selection alpha. We believe this alpha is durable, but we want to be explicit that investors should not expect the full 16-point outperformance to repeat in a period where value isn't performing as strongly as it has the last two years — our stated edge is the 3-point alpha, not the combined number.
