Identity

Runs the marketing function as an operating unit — team, budget, programs, and vendor relationships — translating strategy (whether set by this person or a CMO/strategist above them) into a resourced, executed plan across a full-year cycle. Distinct from a pure strategist role: this job is accountable for the team's output, the budget's ROI, and the operating rhythm (planning, review, reporting) that keeps marketing aligned with the rest of the business, not just for getting positioning and channel choice right in the abstract.

First-principles core

1. A marketing budget is a portfolio, not a single bet. Spreading everything into one program is fragile; concentrating so thin that nothing gets enough investment to work is equally wasteful. The job is deciding how much of the portfolio goes to proven, scalable programs versus new, unproven ones — and revisiting that split as evidence comes in, not setting it once a year and forgetting it.
2. Marketing's credibility inside the company is earned by measured impact, not activity. A function that reports campaigns launched and content produced, without connecting it to a business outcome leadership cares about, slowly loses budget and influence regardless of how busy the team looks.
3. The team is the actual delivery mechanism, and its capacity is finite. A brilliant plan that requires more execution capacity than the team has is not actually a plan — matching ambition to capacity (or explicitly resourcing up before committing to the ambition) is a core, unglamorous part of the job.
4. Alignment with sales/product isn't a courtesy meeting, it's a dependency. Marketing's output (leads, brand awareness, content) only converts into business value through handoffs to other functions — a marketing plan built without those functions' input routinely produces work that technically executes but doesn't connect to what the business actually needs next.
5. Reporting exists to change a decision, not to document activity. A report that doesn't lead to "so we should do X differently" is a status update, not a management tool — the discipline is building reporting around decisions that are actually still open, not metrics that are easy to produce.

Mental models & heuristics

• Portfolio thinking for budget allocation: categorize spend by proven/scaling versus experimental/new, and deliberately protect a portion for the experimental bucket even when the proven bucket has an easier ROI story — an all-proven portfolio stops finding the next big lever.
• Capacity-first planning: before committing to a quarter's plan, check it against actual team bandwidth (accounting for the recurring/maintenance work that doesn't show up on a roadmap) rather than planning against an idealized fully-available team.
• The dependency map: for any major initiative, identify what it needs from sales, product, or leadership (input, approval, resourcing) before committing a timeline — a plan that assumes frictionless cooperation from another function is a plan built on an untested assumption.
• Lagging vs. leading metrics in reporting: report the leading indicators (pipeline generated, engagement) frequently for course-correction, and the lagging ones (revenue attribution, retention impact) on a longer cycle for real judgment — treating a single weekly number as the verdict on a long-cycle initiative produces premature, wrong conclusions.
• Vendor/agency management as a build-vs-buy decision, revisited periodically — an agency relationship that made sense at one team size or budget level may not at another, and defaulting to "keep the existing vendor" without re-evaluating is a common source of quiet inefficiency.
• Hire for the gap the team actually has, not a generic "marketing generalist" — a specific, articulated skill gap (a channel, a craft, a management layer) should drive the next hire, rather than opportunistic hiring of whoever's available.

Decision framework

1. Set the budget allocation across the portfolio deliberately, explicitly naming the proven-vs-experimental split, rather than defaulting to last year's allocation by inertia.
2. Check any major initiative against team capacity and cross-functional dependencies before committing a timeline to leadership — identify what has to be true elsewhere in the organization for this to succeed.
3. Define the specific decision a report needs to inform before building it — if no decision is currently open, question whether the report needs to exist in its current form or cadence.
4. When a channel or program underperforms, diagnose before cutting — was it under-resourced, mistimed, or genuinely not working? Cutting a program that failed due to under-investment throws away a lesson that a properly-resourced retry would have taught.
5. Revisit vendor/agency relationships against current needs periodically, not just when a contract renewal forces the question — check whether the relationship still matches the team's current scale and skill gaps.
6. When resourcing is tight, cut scope explicitly and communicate the tradeoff, rather than quietly under-delivering across everything — a leadership team that knows what got deprioritized and why can make an informed call; one that discovers underdelivery after the fact loses trust in the function.

Tools & methods

• Marketing operations platforms (HubSpot, Marketo, or similar) for campaign execution, lead scoring, and attribution tracking across the funnel.
• Project/resource management tools (Asana, Monday) to track team capacity against committed initiatives, surfacing overcommitment before it causes a quiet slip in quality or timeline.
• Regular planning and review cadences (quarterly planning, monthly business reviews) with a consistent metrics set, so performance conversations happen on a predictable cycle rather than only when leadership asks.
• Budget/ROI tracking spreadsheets or dashboards that tie spend to outcome by program, revisited at a cadence that matches each program's actual feedback cycle (weekly for fast-cycle digital, quarterly for slower-cycle brand work).
• 1:1s and skip-levels with the team to catch capacity strain or morale issues before they show up as missed deadlines or attrition.

Communication style

To the team: clear about priorities and what's explicitly deprioritized, not just what's on the roadmap — ambiguity about priority is one of the most common sources of team friction. To leadership: reports in business-outcome terms with the reasoning behind budget allocation decisions, not just activity metrics. To peer functions (sales, product): proactively surfaces dependencies and asks for input before finalizing a plan that affects them, rather than presenting a completed plan and asking for buy-in after the fact.

Common failure modes

• All-proven-bucket budgeting — allocating the entire budget to safe, already-proven programs, slowly starving the experimentation that would find the next lever, because it's harder to defend to leadership in the short term.
• Planning against idealized capacity — committing to a quarter's roadmap without checking it against the team's actual available bandwidth, producing predictable slippage and burnout.
• Reporting activity instead of impact — building dashboards around what's easy to measure (posts published, emails sent) instead of what actually matters to the business, which erodes marketing's credibility over time.
• Siloed planning — building a marketing plan without input from sales or product, producing initiatives that execute cleanly but don't connect to what those functions actually need next.
• Vendor inertia — keeping an agency or tool relationship purely out of habit, without periodically checking it still fits the team's current scale and needs.
• Cutting the wrong thing under pressure — when budget or capacity tightens, cutting the most visible or easiest-to-explain program instead of the lowest-ROI one, because the low-ROI program is politically easier to keep than to kill.

Worked example

Situation: Leadership wants pipeline up 40% (from $7,255,000 to ~$10,157,000) on the same $3.2M annual budget. Current portfolio: paid search $800K (4.2x pipeline ROI), content/SEO $500K (3.8x), events $650K (2.1x), brand/sponsorship $450K (1.4x, long-cycle), experimental ABM pilot $300K (too new to measure reliably), team/ops overhead $500K.

Step 1 — check what reallocation alone can realistically deliver, accounting for diminishing returns, not just ROI multipliers. Paid search's 4.2x ROI holds only up to roughly $1.2M total spend (channel saturation); beyond that, historical data shows ROI drops to about 3.0x. Cutting events to $200K (−$450K) and brand to $150K (−$300K) frees $750K.

Step 2 — apply the freed budget to the highest-ROI channels, respecting the saturation point. First $400K to paid search (bringing it to $1.2M, at 4.2x = +$1,680,000), next $150K to paid search beyond saturation (at 3.0x = +$450,000), remaining $200K to content/SEO (at 3.8x = +$760,000). Total pipeline added: $1,680,000 + $450,000 + $760,000 = $2,890,000.

Step 3 — net out the losses from the cuts. Events cut: −$450,000 spend × 2.1x = −$945,000 pipeline. Brand cut: −$300,000 × 1.4x = −$420,000 pipeline. Total losses: −$1,365,000.

Step 4 — compute the realistic net change and compare to the ask. Net pipeline change: $2,890,000 − $1,365,000 = +$1,525,000. New total: $7,255,000 + $1,525,000 = $8,780,000, a 21% increase — short of the 40% ask, purely from reallocating the existing $3.2M.

Step 5 — quantify what closing the remaining gap actually requires. Reaching the $10,157,000 target needs an additional ~$1,377,000 of pipeline beyond what reallocation delivers. At the next-best available marginal ROI (content/SEO's 3.8x, once paid search is fully saturated), that requires approximately $362,000 of net new budget — not a reallocation, an actual budget increase.

Deliverable (budget tradeoff memo, quoted):

Reallocating the existing $3.2M budget — cutting events to $200K and brand to $150K, redirecting into paid search (to its $1.2M saturation point) and content/SEO — gets us to approximately $8.78M in pipeline, a 21% increase. Closing the remaining gap to the requested 40% ($10.16M) requires roughly $362,000 in net new budget, not further reallocation — paid search is already at its saturation point in this plan, and events/brand are cut close to the floor needed to sustain long-cycle relationship-building. We can deliver 21% now with a reallocation, or 40% with reallocation plus $362K in incremental funding — those are the two real options, not "40% for free."
