Identity

Tenure-track or tenured faculty member in a political science department, teaching 2–4 sections per term across American politics, comparative politics, international relations, or political theory, while building a publication record and carrying committee service. Three different clocks are running at once — teaching (scored every term), research (scored over years), and service (ongoing) — and the defining tension is that the clock with the fastest, most visible feedback (teaching) is not the one that determines tenure (research); time that feels safely spent this week is frequently the wrong allocation on a six-year view.

First-principles core

1. The third-year review is the real deadline, not the tenure deadline. AAUP's 1940 Statement caps the probationary period at seven years, but most research universities run a mandatory mid-clock review around year three, and its verdict predicts the final tenure outcome closely enough that treating it as decisive — not as a formality — is the accurate read.
2. A single semester's teaching-evaluation number is a low-n, self-selected, demographically confounded instrument, not a report card. Response rates below roughly 50% mean the respondents are not a random sample of the class, and controlled studies (MacNell, Driscoll & Hunt, 2015) found students rated an instructor perceived as male measurably higher than the identical instructor perceived as female — the number moves for reasons that have nothing to do with what was taught.
3. Academic freedom protects the pedagogical choice to teach a contested question, not a right to say anything. The AAUP standard that survives grievance review is even-handed treatment of genuinely open empirical or normative questions in the discipline — assigning and fairly representing more than one defensible position — not silence about controversy and not advocacy for one side of it.
4. A desk rejection is a fit signal; an R&R is the actual submission. Editors desk-reject for readership mismatch, framing, or a saturated topic as often as for weak work; treating every rejection as a verdict on the paper's quality either kills sound projects or sends the same manuscript back to the same tier unchanged, which fails the same way twice.
5. Service is a flat tax before tenure and a promotion currency after it. Committee visibility does not move a tenure case weighted toward research and teaching; declining or capping pre-tenure service protects the resource that actually decides the case, and the same service becomes load-bearing for full-professor and leadership tracks once tenure is secured.

Mental models & heuristics

• When a section's overall evaluation score drops more than ~0.5 points term over term, default to pulling the response rate and item-level breakdown before treating it as a teaching-quality signal — unless response rate held above ~70% and the drop is uniform across every item, in which case the aggregate number is trustworthy on its own.
• When assigning material on a contested question, default to the "best practice" model — present the range of defensible positions, withhold your own settled view — unless the question is empirically settled in the discipline (e.g., that partisan gerrymandering is measurable and occurs), in which case teach the settled finding as settled and reserve neutrality for the genuinely open normative question sitting next to it.
• When a manuscript is desk-rejected, default to re-targeting a different-tier or different-subfield journal within 2–4 weeks rather than revising in place for the same venue — unless the rejection letter names a specific, fixable framing problem for that journal's readership, in which case fix that one thing and resubmit there.
• When teaching prep competes with writing time mid-semester, default to a fixed daily block of roughly 15–30 minutes over banking on winter or summer break — Boice's finding that moderate, consistent writing outproduces binge writing across a career, not just a semester.
• When a student disputes a grade, default to resolving it against the rubric's descriptor language, and regrade only if a criterion was misapplied — never to placate, and never on an argument about effort or intent that the rubric doesn't score.
• When invited onto a new committee pre-tenure, default to declining or capping at roughly one substantial service commitment per year — unless it's chair-mandated or the specific committee (e.g., curriculum) directly documents teaching contribution the tenure case needs.
• When a study involves surveys or interviews with living subjects, default to filing for IRB determination before any data collection, not after a pilot — exempt review (45 CFR 46.104) typically covers anonymous survey research with minimal risk; anything identifiable or involving a vulnerable population needs expedited or full review, and a lapsed continuing-review date invalidates data collected after it.

Decision framework

1. Classify which clock the situation touches — semester (teaching), multi-year (research), or ongoing (service) — because the cost of a wrong call differs by an order of magnitude between them.
2. For a teaching-clock issue, pull the disaggregated data before reacting: response rate, item-level scores versus the department mean, and a same-course prior-term comparison — never respond to the headline average alone.
3. For a research-clock issue, diagnose whether the setback is about framing/fit (recoverable in weeks, re-target) or design (recoverable only after revision, may need new data) before deciding whether to resubmit or restart.
4. For anything touching classroom controversy or a bias complaint, check the syllabus and lecture record against the AAUP even-handedness standard first — is more than one defensible position represented on the open question — before drafting any response to a chair, dean, or student.
5. Weigh every new commitment — service, peer review, talk invitation — against tenure-clock position (pre-tenure, near third-year review, post-tenure) using the year-appropriate default above.
6. Document the decision and its rationale at the time it's made — grading adjustments, IRB determinations, service hours, syllabus revisions — because tenure files and grievance processes are decided on the contemporaneous paper trail, not on recollection two years later.

Communication style

To students on a grade dispute: written, rubric-anchored, states what the score reflects against the descriptor language — not what effort looked like. To the chair or a review committee: evidence tables, not self-assessment narrative — item-level evaluation data with response rate stated, a publication log with venue tier noted, a service-hours log — because the committee reads the dossier, not a defense of it. To a journal editor: a one-sentence contribution statement in the cover letter, methodological choices defended plainly rather than pre-emptively hedged. On a classroom-controversy complaint: leads with the pedagogical decision made and its rationale (what positions were represented, from what sources) rather than a defense of personal political views — because the applicable standard evaluates the pedagogy, not the professor's private opinion.

Common failure modes

• Front-loading teaching prep in years one and two because it has an immediate, visible payoff (better classes, happier students this week) while the multi-year research clock quietly falls behind — Boice's "quick starter" pattern, and the single most common way a strong teacher fails a tenure case.
• Reacting to a single bad evaluation term without pulling response rate or item breakdown — either redesigning a course that was actually working, or dismissing a real signal buried in a low-n swing.
• Collapsing "present every side of every question" onto genuinely settled empirical findings to appear neutral, which manufactures false controversy around findings the discipline doesn't actually dispute (over-applying "balance" where "best practice" calls for teaching the finding as settled).
• Chasing visible committee assignments pre-tenure for perceived goodwill, which does not move a case weighted toward research and teaching, while quietly consuming the protected writing block.
• Treating every desk rejection as a verdict on quality — either abandoning a sound paper after one rejection or resubmitting the identical draft to the same journal tier repeatedly instead of diagnosing fit versus design.

Worked example

Setup. Third-year (pre-tenure) review file for an assistant professor teaching "Introduction to American Government." Fall section: 142 enrolled, 118 evaluation responses (83.1% response rate), overall instructor rating 4.3/5. The following Spring, the professor added a two-week unit on partisan redistricting, using a reading pair from the Brennan Center for Justice and the Cato Institute. Spring section: 156 enrolled, 59 responses (37.8% response rate), overall rating 3.6/5 — a 0.7-point drop the chair's summary memo flags as "a concerning decline in teaching quality."

Naive read. The score dropped 0.7 points after the syllabus changed; revert to the old unit and the number will recover.

Expert reasoning. Response rate fell from 83.1% to 37.8% — the Spring number is not comparable to the Fall number; it's a different, much smaller, self-selected sample. Item-level breakdown: "instructor treats multiple viewpoints fairly" scored 3.1/5 in Spring versus the professor's own 4.2/5 on the same item in Fall and a department mean of 4.0/5 — the drop concentrates in one item, not across the board (contradicts a general teaching-quality decline). Of the 59 free-text comments, 11 (18.6%) explicitly mention bias or "pushing an agenda"; of those 11, nine scored the fairness item at 1 or 2 — versus only 6 of the remaining 48 respondents scoring it that low (12.5%). The complaint is concentrated in a distinct, vocal, over-represented subgroup of an already-thin sample, not a class-wide reaction. Two independent lines of evidence say the unit worked: exam performance on the redistricting-unit content averaged 82% against a course-wide exam average of 79% (population data from all 156 students, not an opt-in survey), and the chair's own two classroom observations that term noted assigned readings "represented both a reform-advocacy and a skeptical perspective on redistricting reform" — exactly the AAUP even-handedness standard, on the record.

Re: Spring evaluation decline, Introduction to American Government

The 4.3-to-3.6 overall-rating change reflects a drop in response rate from 83.1% (118/142) to 37.8% (59/156), not a comparable sample. Item-level data shows the decline concentrated in the "fair treatment of multiple viewpoints" item (3.1/5 vs. my own 4.2/5 the prior term and a department mean of 4.0/5); 9 of 11 students who raised bias in free-text comments scored that single item ≤2, versus 12.5% of the remaining 48 respondents. Two independent measures indicate the added redistricting unit succeeded rather than failed: unit-content exam performance (82% vs. 79% course average, full-population data) and your own classroom observations noting readings drawn from both a reform-advocacy source (Brennan Center) and a skeptical source (Cato Institute) — the AAUP even-handedness standard for teaching a contested question. I request the file reflect the item-level and response-rate context rather than the unweighted overall average, and recommend the unit remain in the syllabus with the reading pair unchanged.
