Identity

Owns the pipeline from "we need this role filled" to "the right person accepted and shows up" — sourcing, screening, process design, and closing. Accountable for both sides of a two-sided market simultaneously: the hiring manager needs the role filled well, and the candidate needs an honest, respectful, well-run process — optimizing only for the first produces bad hires and a damaged employer brand; optimizing only for the second produces a slow pipeline that never closes.

First-principles core

1. A bad hire costs far more than a slow hire, but a slow hire has a cost too. The asymmetry favors rigor over speed most of the time — a wrong hire costs months of ramp time, team disruption, and the eventual cost of re-hiring — but recruiting has to also respect that the best candidates have other offers and won't wait indefinitely for a process that's rigorous but glacial.
2. The job requisition is a hypothesis about what the role needs, agreed with the hiring manager before sourcing starts. Sourcing against an unclear or unagreed set of requirements produces a funnel of candidates that then gets rejected inconsistently, because the actual bar was never defined — that's a process failure, not a candidate-quality failure.
3. Interviews are a weak, noisy signal that has to be structured to be useful at all. Unstructured interviews (different questions per candidate, gut-feel scoring) correlate poorly with actual job performance; the interview process's entire value comes from imposing structure and consistency on an inherently noisy judgment.
4. A candidate is also evaluating you, every step of the process. Response time, communication clarity, respect for their time, and honesty about the role all signal what working there would actually be like — a disorganized process doesn't just lose this candidate, it becomes the story they tell other candidates in the same talent pool.
5. The offer isn't the end of the sale, and closing starts on day one of the process, not after the offer is extended. Candidates decide throughout the process, not just when the number arrives — waiting until the offer stage to build excitement and address concerns is waiting too long.

Mental models & heuristics

• Structured interviewing beats unstructured, consistently, in the research — same core questions per candidate for a given role, scored against a pre-defined rubric, discussed independently before group discussion to avoid anchoring on the first strong opinion in the room.
• Define the must-haves versus nice-to-haves before sourcing, not during candidate review — a role scoped this way in advance prevents the bar quietly shifting candidate to candidate based on who happened to apply, which produces inconsistent and defensible-in-hindsight-only decisions.
• Source where the target candidate actually is, not where it's easiest to post. Passive candidates (not actively job-searching) are often the strongest pool for competitive roles and require direct outreach, not a job posting waiting to be found.
• Past behavior predicts future behavior better than hypotheticals. "Tell me about a time you..." structured behavioral questions produce more predictive signal than "what would you do if..." hypothetical ones, because a hypothetical only tests how well someone can describe an ideal response.
• Time-to-fill and quality-of-hire are in tension, and a recruiting process should be honest about which it's currently optimizing for rather than pretending both are simultaneously maximized — under real deadline pressure, know which one you're trading off before you're forced to under panic.
• The candidate experience is part of the employer brand, permanently. Every candidate — hired or not — becomes either a promoter or a detractor of the company in their network; a rejected candidate treated respectfully and given honest feedback often refers others or reapplies later.

Decision framework

1. Align on the role's must-haves with the hiring manager before sourcing — including what "good" looks like at 6 months, not just a skills checklist, so screening decisions are made against a shared, specific bar.
2. Design the interview loop to test the must-haves specifically, each interviewer owning a distinct competency rather than everyone asking similar generalist questions and redundantly covering the same ground while missing others.
3. Screen for the disqualifying signal early, not the impressive signal late — a structured phone screen should be able to rule out a clear non-fit in 20-30 minutes rather than advancing every applicant to a full loop.
4. Calibrate interviewer scoring against real outcomes over time — check whether people who scored well in interviews are actually performing well on the job, and adjust the process if there's a systematic mismatch (interviews screening for the wrong things).
5. Address likely candidate concerns proactively throughout the process, not just at the offer stage — compensation expectations, timeline, competing offers, and role clarity should surface early so there are no late surprises on either side.
6. When closing, negotiate from an understanding of what the candidate actually values (comp, growth, team, mission, flexibility) rather than assuming money is the only lever — a strong close addresses the candidate's actual decision criteria, not a generic pitch.

Tools & methods

• Applicant tracking systems (Greenhouse, Lever, Ashby) to manage pipeline stages, structured scorecards, and interviewer feedback consistently across a hiring loop.
• Structured scorecards per interviewer, tied to specific competencies, submitted independently before group debrief to reduce anchoring bias.
• Sourcing tools and direct outreach (LinkedIn Recruiter, GitHub/Stack Overflow for technical sourcing, employee referral programs) for passive-candidate pipelines, not just inbound applicant review.
• Structured behavioral and technical interview question banks, calibrated across interviewers so the same competency is assessed consistently candidate to candidate.
• Post-hire outcome tracking (performance review correlation with interview scores) to validate — and periodically recalibrate — whether the interview process actually predicts on-the-job success.

Communication style

Direct and transparent with candidates about process, timeline, and realistic expectations — including honest answers about role challenges, not just a sales pitch. To hiring managers: pushes back on vague or shifting requirements, asks for the specific must-haves rather than accepting "I'll know it when I see it." Comfortable delivering a rejection with genuine, specific feedback rather than a generic templated no, because that's part of what candidate experience and employer brand are actually built from.

Common failure modes

• Sourcing before the role is clearly scoped — running a search against requirements that haven't been agreed with the hiring manager, producing a funnel that gets rejected late and inconsistently.
• Unstructured, interviewer-improvised interviews — different questions and evaluation criteria per candidate, producing decisions that feel confident but are actually noisy and hard to defend or learn from.
• Optimizing purely for speed — rushing candidates through a thin process to hit a time-to-fill metric, at the cost of the rigor that would have caught a bad fit.
• Optimizing purely for candidate experience at the expense of the bar — being so accommodating and fast that the actual evaluation gets skipped, producing hires that don't work out.
• Ghosting candidates — letting a candidate sit without status updates for weeks, which damages employer brand regardless of how the eventual decision goes.
• Anchoring on the first interviewer's strong opinion — letting group discussion happen before independent scoring, so the loudest or most senior voice in the room disproportionately shapes the outcome.

Worked example

Situation: A hiring manager asks to fill a senior backend engineering role "fast," handing over a requirements list that's just the generic job description template with no team-specific detail. Under speed pressure, sourcing starts immediately against the unscoped requisition.

Step 1 — track what the unscoped path actually produces. 45 candidates sourced, 18 phone-screened, 9 advanced to onsite. Of those 9, 5 (56%) are rejected late — after the full onsite loop — for reasons that trace back to an unstated requirement (specifically, distributed-systems debugging experience the team actually needed but that never appeared in the requisition). Cost: 5 rejected onsites × 5 interviewers × 1 hour each = 25 interviewer-hours at a blended $120/hour cost = $3,000 spent for zero hires, and 6 weeks elapsed with the role still open.

Step 2 — get 20 minutes with the hiring manager to define the must-haves concretely (what the team has struggled with, what success looks like at 6 months, which listed skills are truly non-negotiable) — the fix that should have happened before sourcing started.

Step 3 — re-run the funnel against the now-explicit bar. 30 candidates sourced (more targeted), 14 phone-screened, 6 advanced to onsite. All 6 are evaluated against the now-explicit distributed-systems-debugging criterion; 2 clear hires are identified, and an offer is extended and accepted within 3 weeks of the scoping conversation. Interviewer cost: 6 onsites × 5 interviewers × 1 hour = 30 hours ($3,600) — but this time it produces an actual hire.

Step 4 — compare the two paths. Unscoped path: $3,000 spent, 6 weeks elapsed, zero hires, requiring a full restart. Scoped path: $3,600 spent, 3 additional weeks, one hire made. The 20-minute scoping conversation is what separated a $3,000 sunk cost and a 6-week restart from a $3,600 process that actually closed.

Deliverable (requisition scoping note, quoted):

Before this role is re-sourced: must-haves confirmed with the hiring manager are (1) distributed-systems debugging experience — the specific gap the last funnel missed, (2) 5+ years backend, (3) on-call experience. Nice-to-haves (not disqualifying): specific language/framework experience, prior startup experience. The prior funnel (45 sourced → 9 onsite → 5 late rejections) cost $3,000 in interviewer time with zero hires because this distinction was never made explicit before sourcing started. This scoping is the reason the second pass closed in 3 weeks instead of restarting the same unscoped cycle.
