Core Principle: 80/20 Design
80% of every design must use proven, validated patterns. 20% must be distinctive — the reason someone would recognize this design in a screenshot. If the 20% is absent, you shipped a template. If the 80% is absent, you shipped a mess.
Validated-pattern defaults (use unless you have a specific reason to deviate):
- Color: 60-30-10 distribution (dominant/secondary/accent). One unexpected color application for the 20%.
- Typography: one sans-serif body font + one display font for headings. One distinctive typographic moment (oversized number, all-caps label, monospace accent) for the 20%.
- Layout: 80% from validated layout patterns (Phase 4.2). 20%: one unique structural element.
Craft Philosophy
These principles apply to every phase — layout, type, color, and motion — not animation alone.
- Taste is trainable, not arbitrary preference. Each decision should have a reason a reviewer could challenge. "It looks fine" is not a rationale; context, frequency, and user goal are.
- Invisible correctness compounds. Users rarely notice one spacing choice or one easing curve; they notice when dozens of small wrong choices stack into "something feels off." Optimize for aggregate feel, not isolated hero moments.
- Beauty is leverage once basics work. When functional parity is table stakes, distinctive craft (the 20%) is what makes a product memorable.
For motion specifically: frequency beats aesthetics. How often the user encounters an interaction matters more than whether animation "looks cool." High-frequency paths (keyboard shortcuts, command toggles, repeated list navigation) should default to no motion or the lightest possible feedback. Occasional surfaces (modals, first-run, celebrations) can carry richer motion. Phase 0.0: Request Triage — declare before anything else
Not every request deserves the full 10-phase pipeline. Classify the request FIRST and state the classification:

When ambiguous, ask one question to classify rather than defaulting to FULL DESIGN. State the class and what it skips: "Treating this as COMPONENT — existing tokens are locked, skipping direction phases." If work reveals the class was too small (a "tweak" exposes missing tokens), re-triage upward and say so.
HARD-GATE: Design Phase Enforcement
HARD-GATE: Anti-Pattern Detection
The following named anti-patterns are banned. If you detect yourself using any of them, STOP and restart the current phase. Each entry lists the detection signal and the fix so you can self-correct without re-reading the full pipeline.
If any phase is restarted more than 2 times due to a triggered HARD-GATE or confidence-failure loop, pause and ask the user for explicit direction before retrying. This is a circuit breaker to prevent unbounded iteration.
- THE LILA BAN: Purple-to-blue gradients, indigo accents, violet overlays. No AI-purple palette. Detection: your palette's only chromatic hues are purple, blue, indigo. Fix: pick any non-purple primary hue (teal, amber, rose, emerald, slate-blue).
- NO INTER FONT: Inter is the default LLM font. Use literally any other well-designed typeface. Detection: Inter is your heading or body font. Fix: swap to any other well-designed typeface (e.g., Söhne, Geist, IBM Plex, Newsreader, Söhne Mono).
- NO 3-COLUMN CARD LAYOUTS: generic three-column feature cards with icons on top — the universal AI dashboard tile. Detection: three equal-width cards, each icon+title+description. Fix: vary the layout (2-column, 4-column, asymmetric, bento).
- NO GENERIC NAMES: no John Doe, Sarah Chan, Jane Smith, Acme Corp, Nexus, SmartFlow, or any other startup-slop placeholder. Detection: placeholder names appear in copy. Fix: use domain-appropriate real-sounding names.
- NO LOREM IPSUM: never use filler text. Detection: lorem ipsum or filler anywhere. Fix: write real, contextual copy or explicitly label placeholder regions

- NO DUAL-TONE GRADIENT HERO: purple→blue hero sections are the fingerprint of AI-generated slop. Detection: hero uses a purple-to-blue gradient. Fix: use a solid color, a photograph, or a non-purple gradient.
- NO EMOJI AS FUNCTIONAL ICONS: emojis are not iconography. Detection: emoji used as UI icons. Fix: use proper icon sets (Lucide, Phosphor, Heroicons) or custom SVG.
Pattern Notes
- format-significance-gates: Request triage selects the process depth according to the design surface and consequence.

Phase 0: Design Audit (Brownfield Detection)
Before designing anything, determine what already exists.
0.1 Existing system check
Ask: "Do you have an existing design system, component library, or brand guidelines?"
0.2 Brownfield mode
If YES (brownfield), switch to EXTENSION MODE:
- Catalog existing design tokens (colors, typography, spacing, shadows, radii).
- Identify what is being ADDED vs what already exists.
- Design within the existing language — do not create parallel token systems.
- Partial brownfield handling: if the user says "I have colors and fonts" but the existing tokens are incomplete (e.g., 3 brand colors but no neutral scale, semantic colors, or surface tokens), do NOT skip Phase 2 entirely. Instead: lock the provided tokens at confidence 100, then run the sub-phases for the MISSING tokens only. The rule: skip only the EXACT sub-phase the user has already defined. Never skip a phase because a related phase is complete.
- Skip phases that are already defined (if colors exist, skip 2.1-2.2; if type scale exists, skip 2.3).
- The 80/20 rule becomes: 80% existing system + 20% extension.
- Present the existing tokens as locked (confidence 100). Only define what is new.
0.3 Greenfield mode
If NO (greenfield): proceed with the full pipeline below.
Phase 1: Context Gathering
1.1 Ask one question at a time
Gather constraints through sequential single questions. Never batch multiple design questions into one message — each answer shapes the next question.
Minimum context to gather (ask only what the user has not already provided):
- Purpose: what is this design for? (landing page, dashboard, form, marketing site, product UI, design system)
- Audience: who will use this? (technical users, consumers, executives, developers)
- Brand constraints: existing brand colors, fonts, logo, or design system to align with?
- Platform: web, mobile, or both? Responsive requirements?
- Tone: professional, playful, minimal, luxury, editorial, technical?
- Deliverable: code (HTML/CSS, React, Tailwind), design spec, or Figma-ready description?
- Existing component library? (shadcn/ui, MUI, Radix, Chakra, none — determines scratch vs extend.)
1.2 Scope synthesis
Before moving to Phase 2, present a three-bucket summary. Do not proceed until the user confirms:

If scope spans more than 3 distinct screens or views, propose scoping to one representative screen first, then applying the established direction to the rest. This prevents token exhaustion and ensures design quality for the most critical surface before scaling.
Phase 2: Design Direction
2.1 Confidence anchors
Every design decision in this phase carries a confidence score. Use ONLY these discrete anchors:

Never use continuous numbers (e.g., "70% confident"). Discrete anchors prevent false precision.
2.2 Color system (confidence ≥ 50 to proceed)
Define:
- Primary: 1 dominant brand color. No purple, no indigo (THE LILA BAN). Justify your choice in one sentence.
- Secondary: 1 complementary accent. Must pass WCAG AA contrast against white at 18px+.
- Neutral scale: 5-7 gray stops (50 to 950). Use perceptually uniform steps.
- Semantic colors: red for destructive, green for success, amber for warning. Standard mappings only.
- Surface/Background: light mode default. Dark mode only if the user requested it.
2.3 Typography (confidence ≥ 50 to proceed)
- Heading font: one display/serif/sans-serif typeface. If your first instinct is Inter, pick again (NO INTER FONT).
- Body font: one readable typeface. Can be a system font stack for performance.
- Monospace font: for code only. JetBrains Mono, Fira Code, or system monospace.
- Scale: define a type scale (Major Third: 1.25, or Perfect Fourth: 1.333). Specify explicit px/rem values for h1 through caption.
- Font loading strategy: note whether fonts are Google Fonts, self-hosted, or system stack.
2.4 Spacing system (confidence ≥ 50 to proceed)
- Base unit: 4px or 8px grid.
- Spacing scale: define explicit tokens (xs: 4px, sm: 8px, md: 16px, lg: 24px, xl: 32px, 2xl: 48px, 3xl: 64px, 4xl: 96px).
- Layout max-width: text content max-width (typically 65ch for readability).
- Container padding: responsive horizontal padding.
2.5 Dark mode (confidence ≥ 50 if dark mode is in scope)
Dark mode is not an inverted light mode. It requires its own surface hierarchy and contrast strategy. Define the following when dark mode is in scope:
- Surface hierarchy: at least 3 elevation levels. Base: darkest neutral stop (gray-950). Elevated surfaces step up through gray-900, gray-800. Cards and modals sit on progressively higher surfaces — never float a dark card on an identically dark background.
- Content layers: primary text gray-100. Secondary gray-300. Disabled gray-600 minimum (must pass 4.5:1 against its surface).
- Saturation damping: reduce saturation 10-20% for primary/accent colors in dark mode. Pure white text on pure black is fatiguing — use off-white on near-black.
- Contrast verification: verify every text+surface pairing for WCAG AA in dark mode independently.
- Shadow replacement: box shadows are invisible on dark backgrounds. Use
box-shadow: 0 0 0 1px [elevated-surface-color] or subtle glow instead.
- Brand color adaptation: if the primary is a dark hue, lighten by 15-25% for dark backgrounds. Document the dark-mode variant alongside the light-mode value.
- System preference: respect
prefers-color-scheme: dark. Provide token sets via CSS custom properties behind a [data-theme] or system media query.
If the user did not request dark mode, define it as a deferred extension: document which token values would change and note that dark mode tokens can be generated from the light palette by applying the saturation-damping and surface-inversion rules above.
2.6 Direction confirmation
Present the complete design direction as a single summary. The user must approve before you proceed to Phase 3.

Phase 3: Design System Principles
3.1 Component primitive tokens
Define design tokens before building components:
- Border radius scale: none (0), sm (4px), md (8px), lg (12px), xl (16px), full (9999px)
- Shadow scale: none, sm, md, lg, xl (specify offset + blur + spread + color for each)
- Border widths: none, thin (1px), medium (2px), thick (4px)
- Z-index scale: base, dropdown, sticky, modal, popover, toast
3.2 Shape language
Pick one shape direction and commit to it:
- Sharp: border-radius 0-2px. Technical, precise, serious.
- Soft: border-radius 4-8px. Professional, approachable, modern SaaS.
- Round: border-radius 12-24px. Playful, consumer, friendly.
- Pill: border-radius 9999px for CTAs only. Use sparingly.
3.3 Icon set
Declare one icon set: Lucide (recommended), Phosphor, Heroicons, or custom. No emojis as functional icons. Icons must be consistent in stroke width (1.5px or 2px) and size (16px, 20px, 24px).
Phase 4: Layout Architecture
4.1 Hierarchy first
Define the visual hierarchy before placing any element:
- Primary action: what should the eye land on first? (One element only.)
- Secondary information: what supports the primary action?
- Tertiary details: what is supplementary?
4.2 Layout pattern selection
Choose from validated layout patterns. 80% of your layout must come from this list:

The 20% distinctive choice: modify the pattern with one unique structural element (asymmetric image placement, overlapping sections, a distinctive header treatment).
4.3 Responsive strategy
Define breakpoints: sm (640px), md (768px), lg (1024px), xl (1280px), 2xl (1536px). For each layout section, describe the responsive behavior:
- Stack: columns become rows
- Hide: non-essential elements disappear
- Reduce: spacing and typography scale down
- Reformat: navigation transforms (hamburger, bottom tab bar)
Phase 5: Imagery Direction
Required reading: references/imagery.md — open when any photography, illustration, iconography, or data visualization is in scope.
The reference covers: photography vs illustration style selection, image treatment tokens (overlay / radius / shadow / hover), data visualization (chart palette, axis style, number formatting, empty state), and iconography refinement (outline vs solid, custom icon language, icon+label pairing).
Note: Phases 5-7 are independent design dimensions and can be executed in any order.
Phase 6: Interaction State Enforcement
Interaction states come before motion — you cannot animate what you have not defined.
6.1 Required states per element type
Buttons: default, hover (color shift/scale/shadow), active (depression), focus (2px ring, never remove :focus-visible), disabled (opacity 0.4-0.5, cursor: not-allowed), loading (spinner replacing or accompanying text).
Inputs: default, hover (border shift), focus (accent border + ring), filled, error (red border + message), success (green border, optional checkmark), disabled.
Cards (if interactive): default, hover (elevated shadow + translateY(-2px)), active (depressed shadow).
Links: default (colored, underlined or underline-on-hover), hover (color shift), visited (distinct color — accessibility), focus (visible ring).
Navigation: default, hover (background/color shift), active (distinct indicator), focus (visible ring).
6.2 Screen-level states
Every page or view MUST define:
- Loading: skeleton or spinner. No blank screens. Skeleton shapes must match the layout geometry.
- Empty: illustrated empty state with a clear call to action. Never show a blank container.
- Error: human-readable error message with a recovery action (retry, go back, contact support).
- Success/Active: the primary content view — the only state LLMs generate by default. This is table stakes; the other three separate good design from AI slop.
Phase 7: Motion Design
Required reading: references/motion.md — open when any animation, transition, or motion is in scope. Motion comes AFTER interaction states (Phase 6).
The reference covers: the frequency-of-use gate (whether to animate at all), the 5 easing tokens (entrance/exit/emphasis/decelerate/accelerate), the 5-tier duration scale (instant→ceremonial), stagger orchestration (50-80ms intervals, ≤10 element groups, no entrance animations on first paint), mandatory prefers-reduced-motion handling, and the GPU-composited-property allow-list (opacity + transform only).
Scope boundary: Phase 7 and references/motion.md define the motion language for this design (tokens, gates, QA). They do not replace expert implementation or line-by-line audit of animation code. After tokens are locked, hand off to Reference skills emil-design-eng (implementation polish), review-animations (user-invoked strict diff review), or animation-vocabulary (naming an effect the user describes vaguely).
Phase 8: Accessibility Baseline
Required reading: references/accessibility.md — always read in full before Phase 9. Accessibility is not optional and cross-cuts every earlier phase.

Ask yourself: if someone screenshots this design, can someone outside this project identify which brand or product it belongs to? If the answer is no, your 20% distinctive choice is too weak. Strengthen it.
Phase 10: Multi-Perspective Review Panel
Before delivering, run the design through three perspectives. Each flags issues against its own criteria.
10.1 Design perspective
- Is the hierarchy immediately clear?
- Does the design have a distinct personality? (The 20% must be visible.)
- Is the white space intentional, not accidental?
- Does the design hold up at both mobile and desktop sizes?
10.2 Engineering perspective
- Can this be built with the stated tech stack without hacks?
- Are font loading strategies defined to prevent layout shift (CLS)?
- Are image dimensions specified to prevent Cumulative Layout Shift?
- Is the responsive strategy clear enough to implement without ambiguity?
- Are all animations using GPU-composited properties only?
- Is reduced-motion fallback implemented and testable?
10.3 Accessibility perspective
- Do all color combinations pass WCAG AA contrast minimums?
- Is every interactive element keyboard-accessible?
- Are focus indicators visible and logical?
- Are form inputs properly labeled?
- Does the heading hierarchy make sense when read by a screen reader?
- Has
prefers-reduced-motion been accounted for?
10.4 Review synthesis
After all three perspectives complete:
- If 2+ perspectives flag the same issue: must-fix.
- If only 1 perspective flags an issue: note it, decide based on severity.
- If any HARD-GATE was triggered: STOP. Return to the relevant phase.
When the deliverable includes UI code (CSS, Tailwind, motion props): list concrete findings as a markdown table — not prose Before/After pairs:

Rate → fix → re-rate loop: if Final confidence < 75, do not deliver yet. Name the single largest gap holding the score down, fix it, and re-run the perspectives that touched it. Repeat at most twice (the Phase-restart circuit breaker applies); if confidence is still < 75 after two loops, present the design with the gap explicitly documented and ask the user whether to iterate or accept. Never inflate the score to exit the loop — a delivered 50 with a named gap is honest; a fake 75 is not.
Deliverable format
When all phases pass, produce the deliverable in the format the user requested:
If code (HTML/CSS, React, Tailwind)
- Include the design tokens as CSS custom properties or Tailwind config.
- Include all interaction states in the code, not just the default state.
- Include
prefers-reduced-motion media query.
- Include focus-visible styles for all interactive elements.
- Add comments marking the 20% distinctive choices.
- Code must be self-contained: no external dependencies beyond the stated tech stack.
If design spec
- Present as structured markdown with explicit token values.
- Include hex codes for all colors, px/rem values for all spacing and typography.
- Include state tables for all interactive elements.
- Include the review synthesis from Phase 10.

Execution notes
- This is a DEEP tier skill. Do not skip phases for speed — but do triage honestly (Phase 0.0): running the FULL DESIGN pipeline on a one-property tweak wastes the user's tokens and patience, which erodes trust just as surely as generic output.
- The 80/20 rule is not optional. If you cannot identify which 20% is distinctive, you are not done.
- Confidence anchors are not decoration. If your confidence is below 50 on any Phase 2 decision, stop and ask the user. Guessing produces THE LILA BAN.
- Interaction states are not optional. Loading, empty, and error states are what separate production design from AI slop. Ship all four screen-level states.
- The Soul Test at Phase 9.5 is the final gate. If your design has no recognizable identity, return to Phase 2 and strengthen the 20%.
- Token budget: a full invocation (design tokens + review synthesis + state tables + code/spec) can consume 10K-20K+ output tokens. Imagery, motion, and accessibility methodology now live in references/ — load them only when their phase is in scope to keep the base SKILL.md lean.
