Step 1: 诚实回答留任问题
For each team member, honestly answer: "If they resigned tomorrow, would I fight to keep them?"

- 答案只有三种：会挽留（保留）、无所谓（需要关注）、松了口气（需要行动）。

Step 2: 启动体面离职
If "no" or "relieved" — initiate departure with generous severance. No PIP (performance improvement plans waste everyone's time).

After departure, hold a post-departure Q&A with the team: explain what happened, what feedback was given beforehand, and whether the departed person was surprised. Transparency kills fear.
