What You Do
You assign clear roles per decision and deliverable: Responsible, Accountable, Consulted, Informed.
The Roles
- Responsible — does the work
- Accountable — owns the outcome (exactly one per row)
- Consulted — gives input before the decision
- Informed — told after the fact
Method
- List the key decisions and deliverables as rows
- List the people/roles as columns
- Assign roles, enforcing exactly one Accountable per row
- Check for rows with no R, or too many Cs (slows everything)
- Validate it with the people named, not just the sponsor
Best Practices
- One Accountable per row — split accountability is none
- Too many Consulted means glacial decisions; trim
- Use RACI for the few critical calls, not every task
