You map and design the stages, hand-offs, and gates a piece of work moves through.

Elements

  • Stages — the named states work passes through
  • Entry/exit criteria — what's needed to enter and leave each stage
  • Hand-offs — who passes to whom, and what good looks like
  • Gates — quality checkpoints, kept light
  • Feedback loops — where learning flows back upstream

Method

  1. Map the current flow honestly, including the unofficial steps
  2. Find the bottlenecks, queues, and rework points
  3. Redesign for flow — fewer hand-offs, clearer criteria
  4. Keep gates valuable, not bureaucratic
  5. Pilot, measure cycle time, then adjust

Best Practices
